Preface One of my motives to study multilingual business communication was the possibility to do an internship in a company of my own choice. Since I had little working experience, I saw the internship as an opportunity to explore whether I would like to develop my future career in the fields of HR and communication. For this reason I specifically searched for an internship at an HR department.
The first company that came to mind was Sappi Lanaken Mill. I did several summer jobs at the production departments of this multinational and I knew they had a relatively extensive HR department. I wrote an unsolicited application letter to the HR manager. In this letter I asked him whether the company was interested in offering me an internship that could combine my degree in Work and Organizational Psychology with my current study in Corporate Communication. Subsequently, I was invited to an exploratory talk with the HR manager. Afterwards, he informed the communication manager of the company about my request. I was invited for a second conversation, during which both managers offered me the possibility to perform an extensive reputation investigation. Since this offer perfectly combined my interests in HR and communication, I accepted their proposal, which was the beginning of a fruitful cooperation.

1. Company presentation: Sappi Lanaken Mill I did my internship at the HR-department of Sappi Lanaken Mill, a multinational pulp and paper factory. This first chapter introduces the company by describing its history, structure, mission, strategy, products, competition and workforce. Furthermore, a

provided.
1.1 History The history of Sappi Lanaken Mill starts in 1850, when
KNP,
which is short for “Koninklijke
Nederlandse Papierfabriek” ,was established in Maastricht. In I964,
KNP
had plans to expand,
but was limited by its location. They therefore decided to invest in a greenfield operation in Lanaken. Four years later, in 1968, the first paper machine (PM) in Lanaken was started up. This machine, known as PM 7, was the first machine worldwide with on-line coating facilities.
The next milestone in the history of the company occurred in 1984, when the new PM 8 was made operational. This machine is specialized in lightweight coated paper. Furthermore a coater machine (CM7), which enabled
KNP
to produce triple coated paper*, was constructed
and started up in 1992. Both PM 7, PM 8 and CM 7 are still operational today.
In 1994 KNP merged with the Austrian paper manufacturer named Leykam Murztaler. As a result, the name of the company changed to
KNP
Leykam. Only four years later, in 1998,
Sappi, which is short for South African Paper and Pulp Industry, acquired and integrated KNP Leykam. Ever since, the company is known as Sappi Lanaken Mill.
Between 2000 and 2006 investments have been made to modernize the company. Several rebuilds of major machine parts of production lines have been carried out. These investments implied speeding-up the machines and improving their capacity and quality. To improve the efficiency of the company even more, Sappi Lanaken Mill has merged with Sappi Maastricht Mill, under one name, Sappi Limburg, and with one management.

Coated paper: Paper that contains a layer of coating material on one or both sides. The coating materials consist of pigments and binders which act as a filter to improve the printing surface of the paper.

Now the Lanaken mill holds a unique strategic position within Sappi Fine Paper Europe. It is the only integrated pulp and paper mill that produces a variety of mechanical coated papers, including lightweight and „nearly wood-free‟ coated grades for offset printing. Situated alongside the Albert Canal, the mill is perfectly placed to receive raw materials and deliver products to customers throughout Europe.
1.2 Structure Sappi is the world‟s first global coated fine paper company. Figure 1 provides an overview of the structure of this multinational. As shown, Sappi can be divided into three large divisions, namely Sappi Forest products, Sappi Fine Paper and Sappi Trading. In this section, the different divisions will be briefly described in order to situate Sappi Lanaken Mill within the international structure of Sappi.

Sappi Forest is a pulp and commodity paper products business, which operates three business units, each with a specialized production focus. The Saiccor division focuses on chemical cellulose, while Sappi Kraft produces packaging paper and pulp for own consumption. Sappi Forest produces chemical cellulose. All three production units are based in South Africa and are not directly related to Sappi Lanaken Mill. For the sake of brevity, these divisions are not discussed in detail.

Unlike Sappi Forest products, Sappi Fine Paper has manufacturing activities in three regions, namely Europe, North America and South Africa. Sappi Fine Paper Europe consists of one European Regional Office in Brussels, ten European mills, 15 sales offices and two European trading offices. The third large division, Sappi Trading, specializes in selling and distributing Sappi‟s products outside the core operating regions of North America, Europe and South Africa. This division is headquartered in Hong Kong. It manages a network of 12 sales offices and serves more than 100 countries worldwide. Sappi Trading also manages the China joint venture‟s export sales*.
As mentioned before, Sappi Lanaken Mill is part of the European Fine Paper Division. It is one of the 16 mills Sappi operates worldwide. Because it is the only Sappi mill that produces a range of two-sided mechanical coated papers, it has a unique position within the concern. The use of this paper will be further discussed in section 1.4.
1.3 Corporate identity 1.3.1 Vision and Mission statement
Sappi strives to be a sustainable concern. This is reflected in their vision, which goes as follows:
To embed the 3Ps of Prosperity, people and planet into our everyday business processes to add value to all stakeholders, and to help achieve the Sappi Limited goal of being on a sustainable basis, the most profitable company in paper, pulp and chemical cellulose solutions.
Their mission statement fulfils this aspiration and goes as follows:

Based on the vision and mission statement, it can be stated that Sappi wants to add value to their stakeholders and become more profitable by means of sustainability. This can be considered as their central motive.
During an interview with Mrs. C. Steegen, head of Safety and Environment, she explained to me the specific actions Sappi Lanaken Mill takes to become a sustainable company. For the sake of brevity, not the entire conversation will be described, but I will summarize some of the main actions.
Sappi Lanaken Mill uses the current environmental legislation as minimum target. However, they expand their efforts regarding this subject. The company maintains a good relationship with the government. For instance, when something goes wrong during the production process and a certain norm is crossed, this is reported immediately to the proper authorities. Furthermore, the government advises Sappi Lanaken Mill to make an is short for

and Audit Scheme. It is based on a European regulation. The
provides an overview of the different environmental performances of every
company. Sappi is ranked 15th in the EMAS-ranking, which is not bad considering the fact that the paper industry is a polluting sector.
The specific actions Sappi Lanaken Mill takes with regard to minimizing their environmental impact are related to air, water and waste. In a paper mill, the production process requires a lot of water. The effluent is contaminated by waste products from the pulp and requires 10
purification. In 1970, Sappi established a water purification plant to purify the process water. However, even after treatment, there is still some waste left in the water, which makes discharging the water into the Albert Canal unacceptable. Therefore, the treated wastewater is recycled into the production process. Furthermore, the biogases that are released during the water treatment are recuperated and used to create electricity.
Regarding the waste products of Sappi Lanaken Mill, it can be stated that the company tries to recuperate them entirely. This is a realistic goal because the waste mainly consists of silt. The sludge from the water purification is sold to farmers as fertilizer. Other waste products, like oil, iron, copper and wood are entirely recycled into the production process. Regarding air pollution, it can be stated that most of Sappi‟s emissions mainly consist of water vapor, which is not harmful for the environment. This steam is a consequence of the drying of the paper. Since this drying requires a lot heat and energy, it is very expensive. Therefore, the company tries to recuperate as much steam as possible and uses its heat to create electricity trough the WKK or “warmtekrachtkoppeling” of the company.
Pressure groups like Greenpeace used to be critical of Sappi because the company is linked to the deforesting of wildlife areas. However, Sappi considers it very important to plant out more trees than it deforests.
Regarding its employees, Sappi Lanaken Mill organizes informational sessions regarding various environmental subjects, ranging from energy saving to sorting out garbage. Sappi is convinced that this initiative will lead to a better understanding of environmentally conscious behavior. The ultimate goal is to make environmentally conscious behavior an everyday action.
To conclude this section it has to be mentioned that it would be naïve to think that Sappi strives to be sustainable out of noble-mindedness. Sappi‟s main motive for the actions as described above is profit. According to Miss Steegen, Sappi would never implement an environmental measure if it were not prescribed by law or if it would not increase the profitability of the company. She mentioned that the current market forces the paper sector to become more sustainable. The customers, for example, are becoming more environmentminded, which is reflected in an increasing demand for environmentally friendly products. 11
Also, due to the increasing competition within the sector Sappi has to find innovative ways to gain competitive advantage, for example by implementing energy-saving measures as described above. Since Sappi Lanaken Mill produces its own cellulose, the company gains 55% more efficiency from its raw materials. This implies that Sappi Lanaken Mill needs less wood to produce the same amount of pulp and paper.
1.3.2 Strategy Sappi‟s global strategy is to be the most profitable company in the paper, pulp and chemical cellulose sectors worldwide. In order to achieve this, Sappi focuses on three key areas:
Expanding their low-cost plantation fibre business, including the growth in pulp and chemical cellulose
Becoming more efficient in the way they manufacture and distribute their products
Always striving for a better customer service and reliability
Furthermore, everything the company does is based on their commitment to:
Acting safely in everything they do, since they believe that only a safe company can be a profitable company
Sustainable development
I was confronted several times with this strategy during my internship at Sappi Lanaken Mill. For instance, I noticed that several departments had a large sign with the message: “this department is lean-minded”. One of the operational managers told me that this message is part of the so called Lean Project. This project aims to minimize the waste in the company. This way the company wants to increase its efficiency, e.g. by implementing new working methods, such as the use of Key Performance Indicators or
KPI‟s.
This is in line with the
strategy to become more efficient in the way the products are manufactured.
Also, the moment I entered the company it was clear to me that safety is important within Sappi Lanaken Mill. For instance, at the entrance of the company a large digital sign indicates the number of subsequent days without accidents that caused unavailability for work. Furthermore at the entrance of the production department a large sign indicates the aspects of Project 0. This project refers to a zero tolerance towards any kind of unsafe behavior on the shop floor. Employees are encouraged to report unsafe work situations and incidents to their 12
superiors. In addition, the company provides a magazine, named Safety Flash, in order communicate information about safety issues to the employees. Finally, the company‟s commitment to sustainability was reflected in various posters in the hallways. Every office was provided with a calendar with images and information regarding Sappi‟s plan of action, in order to embed the 3Ps into their everyday business. Also, small leaflets are available, which summarized Sappi‟s sustainability charter of 2009. In addition, Mr. E. Devries,
CEO
of Sappi Lanaken Mill, mentioned that in his annual presentation, this
year‟s main topic was sustainability.
1.4 Products 1.4.1 Sappi Fine Paper worldwide Sappi Fine Paper is a leading manufacturer of coated graphic paper and the world‟s largest producer of chemical cellulose. The paper they produce is mainly used for printingvcalendars, catalogues, premium magazines, etc. Also, the Fine Paper division produces a range of uncoated graphic and business papers, plus coated and uncoated specialty paper, which is used in the manufacture of synthetic leather and decorative laminate products. Figure 2 provides an overview of the different paper brands, produced by Sappi.

Worldwide, Sappi Fine Paper has a productive capacity of 6.8 million tons of fine paper per year. In addition, Sappi has an annual paper pulp production of 3.3 million tons, with Europe as a major net buyer and North America as a major net seller of pulp.
Sappi Fine Paper, Sappi Lanaken Mill included, sells its products at the B2B market. Figure 3 provides an overview of where the products are produced and where they are sold. As shown, the European division has the largest productive capacity and most products are sold 13
in Europe as well. Also, It is remarkable that Asia provides a relatively large market, while, for the moment, no products are produced in this region. This could be a reason why Sappi is interested in gaining stakes in mills in China. Furthermore it has to be mentioned that the three manufacturing regions of Sappi have customers in over 100 countries. This geographic spread of operations provides the company with the opportunity to optimize their global knowledge of market developments, best practices and technology, which can be a source of competitive advantage.

1.4.2 Sappi Lanaken Mill
Sappi Lanaken Mill produces coated paper that is composed of mechanical pulp. It is blended with chlorine-free chemical pulp to manufacture papers with high opacity and brightness. The mechanical pulp is produced on-site with wood from fine spruce and poplar. The chemical pulp on the other hand is imported by ship through the Albert Canal. The papers are offered in sheets and reels, matt or glossy and across a wide range of weights. They are mainly used in the offset printing of books, brochures, catalogues, leaflets and magazines.
Sappi Lanaken Mill produces 435.000 ton paper per year. In addition, they produce 144.000 ton mechanical pulp per year. Because the company has two complementary paper making and coating lines, namely the aforementioned PM7 and PM8, that operate side-by-side producing a range of coated mechanical papers from 51 to 170 g/m² , the paper production at the mill is very flexible and can be customized to fulfill the specific needs of the customer.
Sappi Lanaken Mill mainly produces papers under the Royal Press and Royal Print brand names. As shown in Tabel 1, the factory produces Royal Press, Royal Print and Royal Prestige. Since 2010, a new kind of high quality mechanical paper has been added to their

production, named Galerie Silk. This is a coated publication paper with silk finish. It has high bulk and smooth surface and is used for high quality magazines, catalogues, inserts, etc.

1.5 Competition In the latter half of 2008, Sappi acquired M-real‟s coated graphic paper business. As a result Sappi gained four new mills in Finland, Germany and Switzerland, which effectively doubled their coated paper capacity in Europe.
Sappi Fine Paper Europe, employing 16.400
employees worldwide is now the European production leader in coated paper, with a capacity share of 18.2%.
Sappi‟s main competitor is
UPM,
with a European capacity share of 17.1%. This Finnish
multinational is active in 15 countries and employs approximately 23.000 people. Like Sappi, this company produces both paper and pulp. I would like to emphasize that the capacity share numbers used in this dissertation are based on business documents of Sappi. This cannot be considered to be an independent source. This could explain why
UPM
on its website also
claims to be the largest coated paper producer in Europe. According to a manager of Sappi Lanaken Mill, UPM is the largest company in the coated wood-free market, whereas Sappi has a larger share in the coated mechanical market.
Another large competitor in the field is StoraEnso, with a capacity share of 12.1%. This Finnish-Swedish enterprise employs about 27.000 people in 88 production facilities in more than 35 countries worldwide. Although this company is larger than UPM and Sappi, it is not only a major player in the pulp and coated paper maket, but it also is a world leading producer of packaging boards. With 15
respect to their strategy, StoraEnso intends to downsize its paper business, work with fewer product lines and expand its fibre-based packaging activities. This implies that, in the future, this company will be no longer in the same league as Sappi at making coated papers.
Burgo is the next competitor of Sappi, with a European coated paper capacity share of 12.8%. Burgo is an Italian producer of graphic papers, coated wood-free as well as coated mechanical. The company employs 7.500 people in 13 production units. Burgo has a production facility in Belgium as well, called Burgo Ardennes, which has one production line. Unlike Sappi, this company does not aim to achieve cost-leadership but wants excel with respect to quality and service. Also, unlike all of the aforementioned companies, Burgo does not mention sustainability or environmental responsibility on its website.
Another competitor is Lecta, with a European capacity share of 7.8%. This is an Italian company with about 4000 employees. Lecta‟s core business is the production of coated fine paper, but their backward integration into pulp production is relatively low. They produce only 30% of the fibre they need to produce the coated paper. Instead of investing into pulp production, Lecta has developed long term relationships with leading cost competitive suppliers. This element of Lecta‟s strategy is not typical for the paper industry, and different from Sappi‟s pulp strategy. Unlike the aforementioned enterprises, Lecta has nine factories which are all located in Europe. Lecta‟s strategy is to use their location advantage and focus on the specific Southern European market, with low transportation costs as one of their USP‟s.
In Europe, three other competitors are worth mentioning, namely Myllykoski, Norkse Skog and Arjowiggings. These three companies have respectively 3.9%, 3.8% and 2.9% European capacity share. Yet, these are no small companies. Norkse Skog is a multinational with 14 business units in 12 countries. This company is specialized in newsprint,which is not produced by Sappi. In fact, Norkse Skog is the second largest newsprint producer in the world. However, they also produce Light weight coated paper in two of their 14 mills and therefore they are considered to be a competitor of Sappi. The French multinational Arjowiggins claims to be the world‟s leading manufacturer in creative and technical papers, with 6.300 employees in 27 production facilities. Here again, the main focus is on another business segment as Sappi. Finally, Myllykoski is a Finnish multinational with 7 mills and 2.700 employees. This company focuses on coated mechanical paper, which is an important business segment of Sappi as well, together with coated wood-free paper. 16
The abovementioned companies are mainly active in Europe. Yet, also in North America and Asia there are important producers of coated wood-free paper. In North America, NewPage is Sappi‟s main competitor. The company has 10 Paper Mills spread all over the continent, and has a total annual production capacity of 3.2 million tons of coated paper.
To conclude, also in Asia some important competitors of Sappi are located. The three largest companies are APP, Nippon Paper Group and Oji. APP is short for Asia Paper and Pulp and has 7 mills in Indonesia. They produce 7 Million tons of paper per year. Their strategy places emphasis on gaining global market share, which makes them a relevant competitor for Sappi. According to the Japanese Nippon Paper Group, the center of paper production and consumption is shifting from North America and Western Europe to Asia. Furthermore it is remarkable that the Asian companies also stress the importance of sustainability and corporate responsibility.
In sum, it can be stated that the paper business is a global business, dominated by several large multinationals. The biggest paper and pulp producers can be found in Europe, North America and Asia. What struck me the most, while exploring the websites of the competition, was the fact that every company, except Burgo, provides information about the sustainability, corporate responsibility or environmental friendliness of its business. Even the Asian companies emphasize their sustainability on the websites. This creates the impression that the current market forces the paper business into presenting itself as a sustainable and environmental friendly business.
1.6 HRM infrastructure During the internship, I worked as an intern at the HR department of Sappi Lanaken Mill. My supervisors, Mr. M. Creten, communication manager, and Mr. G. Haeldermans, HR manager, are both part of this department. In this section a critical description will be given of the
HRM
infrastructure of Sappi Lanaken Mill. This description can be interpreted as a brief audit. It was executed by using data from the
PASO-project
(Panel Survey of Organisations), as
described in Sells & De Winne (2008) and as well as provided by Mr. G. Haeldermans, head of the HR department, during an interview.

Mr. G. Haeldermans is assisted by two employees for personnel matters and one co-worker for the handling of the mail. Together, they account for the operational part of the HR department. In Flanders, 89% of the companies, which employ over 200 employees, have an HR department at their disposal.
Within Sappi, the HR manager provides the board of managers with strategic advice and he is qualified to make strategic decisions. It can therefore be stated that the HR department is actively involved with the development of the organizational strategy of Sappi Lanaken Mill. The numbers of the
PASO
show that with 47% of the organizations in Flanders, the head of
personnel is part of the management of the company. For 69.2% of these companies the HR manager is actively involved with the company‟s strategic decisions, as is the case in Sappi. The HR department uses an HR-score card, which is based on the balanced score card. Every department of Sappi Lanaken Mill is obliged to determine its department goals, on the basis of the goals of the company. With this, so called Key Performance Indicators or KPI‟s are used that meet the SMART-principal. The HR department has to present this scorecard every month at the meeting of the Operaional Management Team (OMT), in order to demonstrate that the department is on schedule to achieve the goals of that year or to explain the actions which will be undertaken if the department is not on schedule at that moment. Only 5.5 % of all the companies, comparably in size to Sappi, have developed an HR-scorecard and only 0.8% of the companies effectively implement the use of it. Based on these numbers it can be stated that, in Flanders, Sappi Lanaken Mill is a precursor with regard to the development and use of the HR-scorecard.
In order to maintain the efficiency of the HR department, regular evaluation is paramount. According to Sels en De Winne (2008), the department should be evaluated on three aspects: its impact, its effectiveness, and its efficiency. Sappi Lanaken Mill evaluates the contribution of the HR department on a yearly base. First, the effectiveness is evaluated. To determine if the department‟s goals are being met, data are collected and analyzed. The results are presented to the European Management Team of Sappi. Furthermore there is a biannual employee engagement survey. This survey measures, among other things, the employee satisfaction with regard to the HR-department. This is the perceived effectiveness. When comparing Sappi Lanaken Mill to other companies in Flanders, which have an actively involved HR manager at their disposal, one can state that in more than 40% of all companies, the HR policy is not evaluated at all. Within Sappi however the input of the HR department is 18
evaluated for its effectiveness (as in 31.6% of the Flemish companies) but not for its costefficiency (cost-efficiency is evaluated in 13.6% of all Flemish companies) and not for impact (impact evaluations rarely occur in Flanders). In the case of Sappi, this is a missed opportunity, since they use a HR scorecard, which is perfect for realizing an impact analysis (Sels & De Winne, 2008). With the help of this analysis it can be determined whether the efforts of the HR department influence the operating profit.
The management of strategic HR within Sappi Lanaken Mill lies not solely in the hand of the HR department. The production line manager plays an important role as well. The HR department mainly takes action when problems occur or when negotiations with the trade unions are necessary. The actual personnel management is done by the production line manager on the shop floor. External consultants are engaged to tackle problems that require knowledge that is not available within the HR department, for example juridical advice. In addition, Sappi uses technology. For instance, there is a shared service centre for wages administration and a Human Resource Information System, which is integrated within the ERP-System “SAP”.
Within the company, six employees are fulltime active in HR positions: the 4 HR assistants, the training officer and the communication manager. Consequently, on a total amount of 602 employees, 0.99% is active in a HR function. This figure is normal in Flanders, since at companies with more than 200 employees, the average of fulltime HR positions is 0.98%.
In 2009, the HR head count has decreased, just like the total workforce of Sappi Lanaken Mill. In view of the current economical crisis it seems not advisable to compare these numbers to the trends that are described in Sels and De Winne (2008), since the later data go back to the year 2003. However, it can be stated that the cutting back of the HR staff, as well as the total workforce is a logical consequence of the current economical crisis and will probably be aligned with the trend in other Flemish companies.

1.7 Workforce During the internship I gained access to an interesting document, called “Workforce report 2009”. This report provides an overview of data regarding the entire workforce of Sappi Lanaken Mill. Since the internship included an internal reputation investigation with a representative sample of the employees of the company, this section will provide some descriptive numbers regarding this workforce, based on the “Workforce report 2009”. Table 2 provides an overview of these numbers.

As you can see, Sappi Lanaken Mill employs 602 people. It is striking that only 34 women are in the pay of Sappi.This is only 5.6% of the entire workforce. In addition, Sappi has only 1 female blue-collar worker, which is in strong contrast to the 411 male blue-collar workers. It can therefore be stated that Sappi is a predominantly male company. Moreover, this conclusion applies to Sappi Lanaken Mill at large, since only 17.4% of all white-collar workers are female.
Another interesting fact is the relatively high average age and average seniority of the workforce. The average Sappi employee is 44.4 years old and has worked for 19.7 years in the company. According to the CEO of the company, most workers spend their entire career at Sappi within the same department. As a result, the employees gather lots of knowledge and skills regarding specific domains. However, this causes great difficulty for the introduction of change management and innovation programmes within the company, such as the implementation of new methods of working. Furthermore, it is apparent that, as a result of the high seniority, many employees will retire within the next ten years. Sappi Lanaken Mill will have to take proper precautions to anticipate this imminent loss of knowledge and skills.

During my interviews with the managers and employees, which will be considered in more detail in chapter 3 of this dissertation, it became clear that, at the moment, Sappi Lanaken Mill, like the entire paper sector, is going through a difficult period. There is a growing competition from low-wage countries, like China and the demand for paper is decreasing worldwide. Moreover, the recent economical crisis does not exactly benefit the company. The PM7 of Sappi Lanaken Mill closed the year 2009 at a loss, for the first time in its existence. As a consequence, rumour has it that Sappi is going to close down the PM7 in the near future. This causes a lot of uncertainty amongst the employees, especially since many believe that PM8 cannot be profitable without PM7, which would mean the end of Sappi Lanaken Mill. However, the managers of Sappi feel that the company still has a future if some strategic investments are made and new niche markets are targeted. Nevertheless, the fact remains that in future the company will have to operate with fewer employees. This trend towards a smaller workforce is going on for more than 12 years, as shown in figure 4. Since 1998, Sappi Lanaken Mill has decreased its personnel from 749 to 602 employees, which is a decrease of 19.6%. It has to be mentioned that the policy of Sappi towards downsizing aims at the avoidance of compulsory redundancy. This means that the number of employees is decreased by not replacing retired employees and by not renewing the contracts of temporary employees.

1.8 SWOT-analysis To conclude this introduction to Sappi Lanaken Mill, a
SWOT
analysis is provided, based on
my own insights and specific company sources like leaflets, annual reports and interviews with managers and the CEO of the company.
1.8.1 Strengths
As mentioned, Sappi Lanaken Mill has two paper machines, which allows them to be flexible towards their customers. Furthermore, the company has a format department, which allows the company to offer both reels and sheets.
Since the company produces its own pulp, the company gains 55% more efficiency from its raw materials in comparison with the competition. The workforce also makes up strength. The employees of Sappi Lanaken Mill are very loyal to their employer, with an average seniority of almost 20 years. According to the CEO of the company, most of them like to stay within the same department during their entire career. As a consequence, the employees have a lot of specific knowledge, for example about the PM‟s or specific production processes.
1.8.2 Weaknesses
According to the CEO of the company, one of the biggest weaknesses of Sappi Lanaken Mill is related to one of its strengths. Because the employees have a tendency to stay within the same position during their entire career, they have a lot of specific knowledge but they lack the willingness to change. Considering the current market situation, change and innovation can be crucial for the continued existence of the company. To give an example, most workers are not open to new and more efficient working methods. Employees state verbatim: “this is the way we have always done our work around here and it has always gone well, so why change it?” This mentality makes implementing changes within the company difficult. Besides, changing positions might lead to new insights within a department, which may lead to innovation.
The current situation with the PM7 is a weakness. Although this paper machine allows the company to operate flexibly, it runs at a loss at the moment. If this situation doesn‟t improve in the future, Sappi will have to close down this department. Considering the fact that the 22
PM7 was built in 1968, it is plain that investments are due. However, the current financial decline may prevent that from happening.
Another weakness is the fact that the production process requires a lot of energy, e.g. electricity. Since the electricity rates have been raised considerably lately, the energy bills the company receives are huge. If this situation does not change, it will be impossible for Sappi Lanaken Mill to gain a profit. The solution would be to build a new

as discussed in
secion 1.8.3, but it is not sure yet whether this invest will come.
1.8.3 Opportunities
Although the company is experiencing some difficulties, especially since PM7 is operating at a loss, it still has some opportunities. According to one of the managers of the company, Sappi Lanaken Mill still has a bright future if investments are made into new ways to save and create energy. An example is the building of a new provide its own electricity. This

be recovered in three years.
Another opportunity lies within the targeting of niche markets. According to one of the managers of the company, Sappi Lanaken Mill could make more profit by specializing and focusing on specific niche markets. However, this strategic decision needs more market research.
1.8.4 Threats
Sappi Lanaken Mill faces several threats. The main threat is the current market situation. The prices of the raw materials are up, while the price of paper and pulp is down. Due to this situation it is hard to be profitable in the paper business and companies like Sappi Lanaken Mill are forced to try and find innovative ways to save money.
A second thread is the growing competition from emerging markets, like Asia. Because of the fact that the wages are a mere pittance, and the environmental legislation is less strict, these countries are able to produce paper at a lower cost. Furthermore, these Asian companies are

increasing their paper production, which is one of the causes for the increased supply and the decreased market price.
Another threat lies within the fact that the company is located in Lanaken. The number of inhabitants of this village is increasing and the local authorities are planning to build apartments in the vicinity of the factory. It can be expected that this will result in a growing number of complaints and lawsuits, considering the fact that the company will cause noise and smell nuisance to the people living in the neighborhood. This could lead to unexpected costs, like expensive installations to limit the noise nuisance. These costs could be a threat to the further existence of the company. For this reason Sappi has officially protested against the development plan.
Finally, as mentioned, the increasing energy prices are a major threat. If Sappi does not build a new WKK and the current energy prices do not go down, the company will experience great difficulties in making a profit, which eventually will result in a closure.

2. Corporate reputation: HRM and the effects of downsizing 2.1 Introduction In this second chapter a theoretical framework is developed that can be associated with the internship, which is discussed in detail in Chapter 3. Briefly-worded, the internship at Sappi Lanaken Mill encompassed a corporate reputation investigation, which can be divided in two parts. First, an internal study was carried out into the image of the company held by its employees. Secondly, an external study was conducted to investigate the image of Sappi held by the surrounding area as well as by the local and regional government. A notable remark during the internship was that the words „reputation‟ and „image‟ where frequently used in the same context. This indicates that the distinction between these two concepts, if there is one, is not clear-cut. When investigating the literature about corporate image three concepts frequently occur: corporate reputation, corporate image and corporate identity. In the following part the definitions and relations of these concepts will be described. In the continuation of this chapter, they will also be referred to as image, reputation and identity. Next, the consequences of corporate reputation are discussed, an overview of reputation measurement tools is provided and a conceptual framework on how HR managers can positively influence the reputation of their company is described. Finally, the effects of downsizing on corporate reputation are discussed.
2.2 Reputation, image and identity In 2001, Manto Gotsi and Alan Wilson tried to define the concept of corporate reputation and identify its relationship with corporate image. They state that there is no generally accepted definition of reputation. Reputation as such is still a relatively new academic subject (Chun, 2005). Over the years researchers have used different and even contradictory definitions for this concept. One might presume that this terminological problem is caused by the interdisciplinary nature of the research in this area, but it seems that even within a discipline, like marketing, there is no agreement on the definition of reputation. According to Gotsi and Wilson (2001) this ambiguity is due to the debate regarding the concepts of corporate reputation and corporate image. These concepts often appear in the literature as identical, as separate or as interrelated concepts. After a literature review, Gotsi and Wilsons (2001) tried 25
to formulate a definition of corporate reputation that includes the common elements among the definitions: Corporate reputation is a stakeholder‟s overall evaluation of a company over time. This evaluation is based on the stakeholder‟s direct experiences with the company, any other forms of communication and symbolism that provides information about the firm‟s actions and/or a comparison with the actions of other leading rivals.
Furthermore this research shows that the view of corporate reputation and corporate image as being interrelated, in literature, is the most embraced. According to the authors, there appears to be strong evidence that there is a dynamic relationship between corporate reputation and corporate image. This is schematically represented in Figure 5.

This shows that corporate reputation affects, and is affected by how a company projects its images, which are based on its behavior, communication and symbolism (Gotsi & Wilson, 2001).

In a more recent article, Rosa Chun (2005) acknowledges that the main concepts that are most often used interchangeably with reputation are „image‟ and „identity. She suggests an alternative approach to understanding the reputation paradigm. Chun (2005) states that stakeholders can typically be grouped as internal, for example employees and managers, or external, like customers and shareholders. It appears that the organizational literature has focused on relations between employees and their organizations, whereas the marketing literature has focused on the relations between customers and the corporate image or identity. Based on these finding, the author mentions that reputation is a collective and multidimensional construct, which is the sum of the perception of many individuals. Therefore an organization does not have a single reputation, but many. More specifically, she states that „corporate reputation‟ has three elements or key variables.
The first key variable is corporate image. As mentioned before, this term is often used interchangeably with corporate reputation. Yet both concepts are clearly distinct. Image can be defined as „the summary of the impressions or perceptions held by external stakeholders‟ (Chun,2005). According to the article, image differs from reputation in that we can form an image of an organization without any experience of it, whereas reputation implies something grounded in experience. Therefore image may be easier to change by means of advertisement than reputation is. Yet, in a crisis, both image and reputation can quickly be harmed. In sum, corporate reputation can best be seen as involving the alignment between the internal and external perceptions of a company, whereas corporate image only involves the external perception of a company or „How others see us‟.

The second key variable Chun (2005) mentions is organizational identity. In contrast to image, this concept refers to „How we see ourselves‟. This concept is grounded in the

organizational culture but in contrast to culture, identity is less difficult to change and more instable. This is due to the interrelationship between image and identity. The third key variable is corporate identity or desired identity. This refers to „ How we want others to see ourselves‟. The concept involves visual cues, such as name, logo and symbols or strategic cues, like vision, mission and philosophy (Chun, 2005).
It can be stated that Chun (2005) considers image as an element of reputation rather than a synonym for reputation. Furthermore she states that image should be aligned with both organizational identity and desired identity, as shown in Figure 6. According to the literature, a gap between these three concepts influences the reputation of a company, while corporate reputation influences the way in which various stakeholders behave towards an organization (e.g., employee retention, customer satisfaction and customer loyalty).
Based on this literature research, the internal reputation study that was performed during the internship can be referred to as an identity study. The external study on the other hand is an image study. One can state that the combination of both studies will reveal at least a part of the corporate reputation of the firm. Taking into account the article of Gotsi and Wilson (2001), both studies that were executed during the internship had to measure the stakeholders‟ image on the behavior, communication and symbolism of the company. In hindsight, all three aspects were included in the surveys.
2.3 Consequences of corporate reputation Studies show that a positive corporate reputation can be related to a number of favorable outcomes or consequences for the company. This section will describe several examples.
Caruna (2000) indicates that a reputation is positively related to the attitude of a buyer towards a sales person, the intention to purchase a service, perceived product quality and attracting investors. Corporate reputation is also related to organization identification by employees, citizenship behavior and the attraction of talented personnel (Cravens & Oliver, 2005). A study of Helm (2007) shows that corporate reputation is positively related to investors satisfaction and loyalty. Furthermore she states that reputation has the potential to 28
reduce uncertainty of certain aspects with a wide range of stakeholders. For instance, a good reputation will reduce (future) employees‟ uncertainty with regard to employer characteristics, uncertainty of players on the capital market concerning future stock performance and customers‟ uncertainty considering product quality. Other research shows that firms with good reputation are better able to sustain superior profit outcomes over time. Furthermore they are perceived as being less risky than companies with equal financial performance. Other results show that investors are willing to pay more for shares of a firm with a good reputation, than for shares of less reputed firms, in spite of equivalent risk and return prospects (Helm, 2007).
It can be concluded that research shows a wide range of positive outcomes for a company that can be related to a good reputation. Based on these studies it can be stated that corporate reputation has to be considered as one of the most important intangible assets of a firm. Following up a firm‟s reputation and trying to improve it can be of vital importance to a company. How this can be achieved will be discussed in the following sections.
2.4 Measuring corporate reputation Since the internship comprised the measurement of corporate reputation, this section will describe the most prominent methods that are mentioned in the literature. Just like there is confusion about the definition of reputation, there is confusion about the measurement methods in the reputation literature as well. Both Chun (2005) and Schwaiger (2004) mention that at the moment there is no consensus and that the question has been raised whether or not a standard can be established. 2.4.1 Fortune’s AMAC and GMAC
Schwaiger (2004) provides an overview of the most common tools to measure corporate reputation. One of them is Fortune‟s
AMAC
(America‟s Most Admired Companies), which
dates from 1983 and was the only reputation ranking available on a global level. It was limited to American firms until 1997. This ranking was the result of a survey on 8000 people, with a response rate of 50%. Survey members were senior executives, outside directors and buy- and sells-side analysts. Respondents had to name the leading firms in their sector. 29
Furthermore they had to rate these companies on a set of attributes, like environmental responsibility and the ability to attract and keep talented employees. The overall reputation score (ORS) is the arithmetic mean of the attributes respondents provided on eight 11-point likert scales. This results were published in Fortune‟s magazine and repeated annually. According to Schwaiger (2004) and Chun (2005), the survey received lots of criticism. For example, it was shown that due to the financial halo effect the
AMAC
survey is not a suitable
tool for measuring corporate reputation. This distorting effect of the financial performance of firms was mainly caused by the fact that only experts‟ opinions were asked. Their perceptions may differ significantly from the perceptions of other stakeholders (Schwaiger, 2004). However, according to Zyglidopoulos (2005), subsequent research has shown that the
AMAC
is a valid indicator of corporate reputation, if one controls for financial performance. Another criticism is given by Chun (2005). She states that there is a methodological limitation in asking a single respondent to rate their competitors' reputation. She also mentions the conceptual limitation of only using the financial aspect of corporate behavior as a measurement for corporate reputation.
In 1997, another study was performed, called Fortunes
GMAC
(Global Most Admired
Companies). Survey members were 500 companies, divided into 24 industries and 13 countries. The items were identical to those of the
AMAC
with the addition of the company‟s
effectiveness in doing business globally. Similar studies have been excecuted by the Financial Times, who published a „World‟s Most Respected Companies‟ ranking and Management Today, who published a ranking called „Britain‟s Most Admired Companies‟.
According to Chun (2005), academics often use Fortune data in order to test relations between corporate reputation and other financial or strategic variables. For example, empirical analysis of this database showed that the ORS depends on ROI. However, the causality remains unclear. Furthermore it was shown that a high
ORS
may influence corporate equity by changing the
inverstors‟ perception of risk (Schwaiger, 2004). 2.4.2 Harris – Fombrun Reputation Quotient
Another tool to measure reputation is the Harris-Fombrum Reputation Quotient (RQ). This is a questionnaire consisting of 20 items, measuring 6 aspects. These aspects are emotional appeal, products & services, financial performance, vision and leadership, workplace 30
environment and social responsibility (Fombrum and van Riel, 2004). According to Friedman (2009), this tool provides a comprehensive treatment of domains that

indirectly impacts.
He states that the RQ differs from the Fortune reputation index in that the Fortune index consists of eight attributes that mainly focus on financial performance, while the RQ consists of six dimensions and considers emotional appeal to be the largest driver of corporate reputation. Fombrum and van Riel (2004) note that quality products and services, social responsibilities and workplace environment drive emotional appeal. Leadership and financial performance dimension are not strong drives of corporate reputation, when compared to emotional appeal
During my internship I developed a questionnaire that resembles The RQ. More specifically, for the internal survey, 29 items were developed, measuring 9 aspects that were relevant to the
HRM
department of the firm. These aspects where based mainly on emotional appeal.
2.4.3 Measuring corporate identity
The internship mainly consisted of an internal reputation investigation. As mentioned above, internal corporate reputation is also known as Coporate Identity. Van Rekom (1997) describes a corporate identity measurement. In this research, a semi-structured interviewing technique was used. Furthermore the use of focus groups, observation, history audit, and other qualitative research techniques were recommended in combination with quantitative research. Unfortunately, due to a lack of time, the internal reputation investigation at Sappi Lanaken Mill was limited to semi-structured interviews based on a questionnaire with 29 Likert statements. This approach resulted in both qualitative and quantitative data.
2.5 HRM and corporate reputation
Although the fields of public relations and corporate communication focus on how corporate reputation effects consumer behavior, and marketing disciplines focus on the branding and identity process, the impact of the human resource function on corporate reputation is rarely investigated. The few studies that have been done show that reputation affects the recruitment of talented employees, that fair treatment of HR enhances corporate reputation and that 31
employee lay-offs have a negative effect on corporate reputation (Friedman,2005). It is clear that HR activities can have a positive impact on organizational reputation.
Friedman (2005) investigated how
HRM
specifically influences particular dimensions of
reputation. These dimensions are based on the research of Fombrum and van Riel (2004) and include Emotional Appeal, Products and Services, Vision and Leadership, Financial Performance, Workplace Environment and Social Responsibility. Figure 3 shows a conceptual framework that relates HR roles and corporate reputation. Friedman (2005) states that the successful implementation of the four HR roles can indirectly improve corporate reputation. These roles are now briefly discussed.
The first HR role Friedman describes is the strategic partner role. This implies that HR managers must align their HR measures with business objectives. As shown in Figure 7, the strategic partner role increases employee‟s understanding of the organization‟s mission, enhances employees‟organizational identification and increases employees‟ emotional appeal with the firm. For example, with respect to social responsibility as a strategic initiative, HR practices that reward socially responsible behavior can increase employee‟s motiviation and reduce turnover.

The second role for the HR manager is change agent. This implies that the HR manager delivers a renewed and more competitive organization. Effective change management requires HR managers to monitor the business environment and facilitate organizational changes that add value (Friedman 2005). 32
Thirdly, Friedman (2005) describes the role of an administrative expert. This refers to efficient HR processes like staffing and benefits administration. An example is the deliverance of efficient employee training and recruitment that improves productivity and reduces costs.
Finally, the employee champion role maximizes the contribution and commitment of employees by responding to employee concerns and providing opportunities for employees to enhance competencies that are aligned with organizational objectives. Acting as an employee champion comprises a wide range of concerns that are most important to employees, like adequate employee benefits, pay equity, safety, development opportunities and job satisfaction (Friedman,2005).
In summary, the conceptual framework of Friedman (2005) suggests that a positive corporate reputation can create an organizational culture that supports the objectives of the company and helps to win the war for talent by attracting, retaining and motivating valuable personnel. HR managers can positively impact the reputation of their company by participating in strategic planning and develop efficient organizational practices that are in line with the reputation goals of the company.
2.6 Effects of downsizing on corporate reputation As mentioned in Chapter 1 of this dissertation, Sappi Lanaken Mill has been downsizing its workforce for twelve years in a row and due to the current market situation, the company will have to continue to save on personnel. Several authors have investigated the impact of downsizing on corporate reputation (Zyglidopoulos, 2005; Flanagan & O‟Shaugnessy, 2005).
In the literature, two criteria are used to classify a decrease in personnel as downsizing. First, the reduction must be significant. A 5% reduction is normally used as a cut-off point. Second, the reduction must be intentional (Zyglidopoulos, 2005). As discussed in section 1.7, Sappi Lanaken Mill fulfils both criteria.
Zyglidopoulos (2005) investigated whether downsizing is related to losses in corporate reputation. He also predicted that downsizing , which is caused by lay-offs, and downscoping, 33
which is caused by sales of divisions, have different effects on reputation. The author used two sources of data, namely the aforementioned
AMAC
survey and the Wall Street Journal
Index (WSJI), which is published yearly by the Wall Street Journal and provides summaries of all the news coverage related to a particular company for the year. 145 instances of downsizing were identified. Three different models of analysis of this sample showed strong evidence that downsizing is positively correlated with losses in corporate reputation. Based on this study, it can be stated that employee decreases for any reason have a significant effect on the reputation of a company. Furthermore, the results show that downsizing is more damaging than downscoping. Another study into the effects of downsizing has been done by Flanagan and O‟Shaugnessy, (2005). Similar to the study of Zyglidopoulos (2005), the authors investigated the possibility of a negative impact of downsizing on a firm‟s reputation. Furthermore they investigated whether the negative impact of downsizing on reputation is moderated by firm performance, firm age and firm size. Again, the data from the
AMAC
survey was used. The final sample
comprised 347 firms. Regarding the negative impact of downsizing on corporate reputation, similar results were found as in the research of Zyglidopoulos (2005), which is not surprising since both studies were based on the same database. The results also show that firm performance is no moderator in the relationship between downsizing and reputation. With regard to the firm age, the results show that the negative impact of downsizing is substantially larger for newer firms than it is for older firms. For firm size, the third possible moderator, no siginifcant evidence was found. Therefore it can be stated that the main findings of this study are that downsizing has a negative impact on a corporate reputations and that older firms appear to be buffered from these adverse reputation effects. Based on this study one can say that the characteristics of a firm influence the stability of a firm‟s reputation. In the case of Sappi Lanaken Mill, which is a relatively old company, this would imply that downsizing has little effect on its corporate reputation.

In a nutshell, this chapter shows that there is no generally excepted definition of corporate reputation yet. However, there is a consensus that reputation is strongly related to image and identity. With regard to the consequences of corporate reputation, the literature shows numerous positively related effects. It can therefore be stated that reputation is an important asset of a firm, which makes the measurement and management of this aspects of vital importance to a company. One way to manage this asset is through the framework of Friedman (2005), which shows the influence of
HRM
on corporate reputation. Finally, it can
be concluded that downsizing has a negative effect on reputation. This effect is moderated by the age of the firm.

3. Internship at Sappi Lanaken Mill 3.1. Introduction In the following section an account of my activities as an intern with Sappi Lanaken Mill will be presented. In short, I was given the responsibility to conduct an extensive research into the reputation of the company. I had to conduct the inquiry independently, under the supervision of the communication manager, Mr. M. Creten and the HR manager, Mr. G. Haeldermans of Sappi Lanaken Mill. The internship took place from April 26 2010 until May 28 2010. However, after this period Sappi presented me the opportunity to continue with the research for four more weeks, in the form of a summer job.
3.2 Formulating and presenting a research proposal The company wanted me to conduct the inquiry on two levels. First, an internal investigation had to be carried out in order to gain insight into the reputation of Sappi Lanaken Mill with their employees. The goal of the inquiry is to enable the HR department, in future, to tailor their activities more precisely to the needs of the employees and to optimize their internal communication.
Secondly, an external investigation had to be carried out, in order to map out the reputation of the company with its external environment. The results of this study will mainly be used to evaluate the external communication policy of Sappi Lanaken Mill. It has to be mentioned that during the internship, the internal investigation was given the most priority. The external inquiry investigation has been conducted for the greatest part during the summer job. This dissertation will therefore mainly discuss the internal inquiry.
My first task consisted in developing a research proposal, containing the specific approach I wanted to use for both investigations. As shown in Appendix A, the proposal comprised the research objectives, the target groups, the method and the term of the research for both studies. Since the company had no experience with a reputation investigation, this document was used as a starting point in a brainstorm session attended by the communication manager, the HR manager and me. The goal of the session was to assure that my personal insights were 36
aligned with the specific needs of the company. The most important outcome of the session was the understanding that the HR manager wanted the inquiry to emphasize on employee satisfaction.
After my supervisors approved of the research proposal, I had to present it to the union representatives (Appendix B). As will be described later on, the internal investigation included the structured interviewing of 100 employees plus the management. According to the HR manager, the current crisis as well as the fact that many of the employees face an insecure future could cause suspicion and resistance against the inquiry, which would endanger the investigation. On that account it was necessary to inform the union representatives with regard to the context and the content of the investigation in order to gain their approval. The presentation was attended by nine representatives and the HR manager. After the presentation, question time was granted and this opportunity was eagerly used by the representatives. As expected, they felt suspicious about the investigation and wanted to make sure that there was no hidden agenda. After viewing a draft version of the survey and being guaranteed that they would be informed with regard to the results of the study, the representatives were reassured and they gave the go-ahead for the inquiry. Some of them even reacted enthusiastically after reading the draft version of the survey and asked if they could participate in the study.
3.3 Developing the surveys After the research proposal was approved of, the next step was to develop the inquiry forms that would be used for the investigation. The internal inquiry forms had to be easy to understand and limited in length, since it had to be conducted at the shop floor during the working hours. Based on the literature study described in chapter two and the specific needs of the company, expressed by the communication and HR managers, I determined the different aspects of reputation that should be measured. 29 Propositions were developed in order to measure these aspects. Participants could hereby indicate on a seven-point Likert scale to which extend they agree with a proposition, or not. In order to make sure that all propositions were clear-cut and that no important aspects were overlooked, a pilot test was executed with four employees at the marketing department of Sappi Lanaken Mill. The pilot test demonstrated that the inquiry form didn‟t need any further adaptation, since the 37
participants indicated that survey was clear and that the face validity was high. A copy of the survey can be found in Appendix C.
For the external investigation another inquiry form was developed, in cooperation with the communication manager of Sappi (Appendix D). The external inquiry form differed strongly from the internal inquiry form, since Sappi primarily sought after information regarding employee satisfaction with the internal inquiry. More specifically, the emphasis on the external investigation was on Social Corporate Responsibility, while the internal investigation had a focus on employee satisfaction. Furthermore, as will be described in later on, the method of administration of the surveys was not the same. The following sections will describe both investigations in detail.
3.4 The internal reputation investigation 3.4.1 Method
Before the data could be collected, the sample had to be determined. The communication manager of Sappi, who is experienced regarding inquiries within the company, indicated that at least 15% of all employees had to be included. More specifically, 15% of every department had to be questioned in order to obtain a representative sample. Furthermore the number of shift workers, white collar workers and blue collar workers had to be representative as well. The exact numbers were determined, based on a personnel survey, provided by the HR department. Appendix E presents a survey of the sample. As shown, a total number of 100 employees had to participate. Furthermore the suggestion was made by both the HR and the communication manager to present the inquiry orally to the employees. The reason for this method was threefold.
Firstly, previous inquiries within the company, like the bianual
employee engagement survey, resulted in a very low response rate. Secondly, by interrogating the employees orally it was possible to ask participants to clarify their opinions. This way the results would allow a more accurate interpretation. Thirdly, this method would provide me with the unique opportunity to get in touch with every department of the company, which would make my analysis of the results more accurate. Of course, the risk for socially desirable answers and investigator bias that comes along with structured interviewing were taken into account and were monitored the entire investigation in order to keep them to a minimum. 38
Next to the employees, the operational management team (OMT) and the management team (MT) of Sappi Lanaken Mill participated in the study as well. In total 12 managers participated, including Mr. E. de Vries, the CEO of the company. The results of the (O)MT were analyzed separately, since they represent the reference group.
In sum, the method used for the internal reputation investigation comprised structured interviews with 100 employees and 12 managers, providing both quantitative and qualitative data.
3.4.2 Executing the survey
After the inquiry form was developed and approved, the actual interviewing could start. An internal announcement was made by the communication manager, explaining the inquiry and announcing that I would be walking around in the factory looking for participants. Since I had to enter the shop floor, the company provided me with safety shoes and safety instructions, for example, it is compulsory to wear earplugs near the machines and not to walk under hanging loads.
A total of 15 minutes per interview were anticipated. Surprisingly, some employees (and managers as well) made more time for the survey in order to provide me with a thorough image of their idea of the reputation of Sappi Lanaken Mill as an employer. In actual practice, it took 15 to 45 minutes per employee, to go through the inquiry form, depending on their willingness to provide more explanation to their answers, and the pressure of work. In the course of one workday, I was able to interview approximately 10 employees. The total time spend executing the survey was two weeks.
At every department I asked the chief whether they could make some time to participate in the inquiry. Furthermore, I asked whether I could interview some of the staff members. As often as not, they said that this was not a problem and that I was free to walk around and ask for participants. The majority of the chiefs even helped by introducing me to the employees and asking them to participate. In general, the employees were willing to participate and gave the impression to be honest and open in their answers. However, some employees refused. In case of refusal, the communication manager had instructed me to ask for the reasons. When asked, it became clear that some of the employees refused because they were suspicious for a hidden 39
agenda. Yet, the majority of the employees that refused surprisingly reported that they did so because they did not feel competent enough to participate in a survey regarding their employer. It has to be mentioned though, that during the entire study the number of refusals was about five in one hundred, which is relatively low.
The interviews with the employees were done in a private place, such as an empty office. This was necessary in order to assure the privacy of the participants. Before I started the interview, I handed them an explanatory letter and a plasticized version of the inquiry form. A copy of the letter can be found in Appendix F. The propositions were read out loud and, as mentioned, the participants had to indicate on a seven-point Likert scale to what extent they agreed. They were told that they were free to clarify their answers if they wanted to, but that this was not obligatory. Nevertheless the majority of the participants was very willing to provide more information. After the survey, the participants were asked whether they wanted to ad something to the interview, for example an aspect about their employer that didn‟t come up during the interview. The scores, explanations and remarks were written down by me. This resulted in a lot of qualitative data, which was worked out in an Excel file at the end of each day. The quantitave data (scores) were processed in an Excel file as well.
In contrast to the employees, more effort had to be done to get an interview with the managers of the company. To be more specific, it was necessary to make appointments through their secretaries, wait until after the working hours and/or travel to other locations. For example, in order to interview the
CEO
of the company, I had to travel to Sappi Maastricht Mill in the
Netherlands. It was worth the effort though, since the
CEO
granted me an entire hour of his
time to inform me about his vision with respect to the company and its reputation. He sincerely showed interest in the study, which made me feel honored. Furthermore, all managers were more than willing to participate and indicated to be looking forward to the results.
An interesting finding was the fact that many employees told me after the inquiry was executed, that they were happy to be given the opportunity to give their opinion regarding their employer. This was also reflected in the fact that a lot of participants afterwards urged their coworkers to participate in the study as well. Some employees used the interview as an opportunity to vent their annoyance regarding all things that they don‟t like within the

company and expressed the hope that the management would use the results to take proper actions.
3.4.3 Analysis, interpretation and recommendations
Once all the data were collected and put into Excel files, my next task was to analyze the data. My superiors were not interested in an extensive analytical statistical analysis with SPSS but they preferred a descriptive statistical overview per proposition. This was necessary to get a first view on the relatively extensive database that resulted from the study. In order to achieve this I created several tables with descriptive statistics and graphics for every proposition, with MS Office Excel 2007.
After this first analysis, I presented the numbers to my superiors. The outcome turned out to be very positive for the company, with relatively high scores on the different aspects that were measured. One of my final assignments concerning the internal investigation was to summarize the qualitative data for each proposition and to interpret the results. This involved exploring the graphics and tables I made, translating them into words and stating what according to me was significant. Furthermore, I was asked to formulate recommendations based on my personal insight. Finally, a secondary analysis was made in order to look for differences in response patterns between blue-collar workers and white-collar workers and between departments. Appendix G shows the analysis of the data, as wel as the interpretation and recommendations. Since this was the most important part of my internship, this appendix is rather extensive.
3.4.4 Presentation of the results
Because I had to write down the recommendations independently, I felt rather nervous when I handed in the draft version of the results to my supervisors. More specifically I was curious whether they would appreciate my recommendations or if they would adapt them to their own insight. Fortunately, both the communication manager and the HR managers were very pleased with my approach of the recommendations. After some minor adaptations they approved of my draft and gave me the final task to write a decent introduction and final conclusion. The final report will be presented to the rest of the management team after the 41
summer holiday. My supervisors assured me that I will be contacted in order to provide me with the opportunity to present the results of the study in person.
3.4.5 Most important findings
To conclude this section about the internal investigation, ten of the most important findings are briefly described.
Employees of Sappi Lanaken Mill are generally satisfied with their job.
Employees of Sappi Lanaken Mill are generally satisfied with their wages.
The results show that several employees consider the company‟s policy towards wages to be “not fair” by several employees. Especially the difference in wages between white-collar workers and blue-collar workers appears to be a source of frustration and demotivation.
The participants indicate that they experience a high pressure of work, both mental and physical.
According to the pollsters, the communication with Sappi Lanaken Mill is not always honest. The conversations with the employees showed that they have the distinct impression that the management has a hidden agenda.
Almost every participant indicates to have a good to very good relationship with his colleagues.
Although the company considers safety of paramount importance, the participants indicate that on the shop floor still a lot of unsafe situations occur. They state that they cannot avoid the impression that the production comes first and foremost, always.
Sappi Lanaken Mill has loyal employees, since only 12 percent of the participants aspires to work for another company one day.
In general, an employee of Sappi considers himself to have a more positive attitude towards his employer than his colleagues.
There is a lot of uncertainty amongst the employees with regard to the future of the company. They are very aware of the fact that the paper sector is experiencing a crisis and that strategic investments are necessary to secure the future of Sappi Lanaken Mill. Nevertheless, most employees believe that the company will be still operative within ten years but with a less extensive workforce.

3.5 The external reputation investigation As stated before, the reputation investigation comprised an external investigation, next to the aforementioned internal research. This section will describe in detail the tasks I performed with regard to this study, as well as the drafting of the inquiry form.
3.5.1 Method
In my initial research proposal I described the target group of the external investigation as every stakeholder of the company, excluding the employees. In other words the neighbors of the company, the customers, the suppliers, the shareholder, potential applicants, and so on. However, according to the communication manager, this point of departure, however great on paper, was not practicable in reality. For example, he stated that Sappi Lanaken Mill does not now its shareholders, since Sappi is a multinational. Finally, we decided to limit the target group to the government and the neighbors of Sappi, who live within a radius of two kilometers.
In order to determine which public bodies I should contact, I had a meeting, with Miss C. Steegen, Head of Safety and Environment. She provided me with 15 names and addresses of public services that frequently come into contact with the company. An example of such a service is the “Vlaamse Milieu Maatschappij”.
The neighbors where divided into four groups. Namely, direct neighbors and neighbors within a radius of 500, 1000 or 2000 meter. By means of a street map, I listed up every street within every target group. The goal was to send the survey to 700 participants, because my supervisors hoped for a response rate of at least 15%. For that reason, an email was send to the local authorities, with the request to send us a list with 700 random addresses of people who live in the streets that we were targeting. Unfortunately, we received a negative answer. Due to the privacy legislation the local authorities were not allowed provide us with such a list. I therefore suggested that I could bring the surveys around myself. More specifically, this meant that I had to travel to the streets we were targeting, and randomly distribute the 43
surveys among the inhabitants. Although the company did not expect me to do this kind of work, the initiative was much appreciated by my supervisors. However, before the surveys could be distributed among the target groups, a lot of preparatory work needed to be done. Contrary to the internal investigation, the surveys for the external investigation were not to be administered orally. More precisely, the participants were supposed to complete the questionnaire and send it back to the company, by means of a self-addressed envelope (S.A.E.), which was added to the survey. Furthermore, instructions and an explanation were provided by means of a letter, attached to the survey. In order to prepare the S.A.E‟s , I received a small budget from the HR manager. They allowed me to buy 700 stamps at a nearby post office. I had to stamp the envelopes, which were provided with the address of the company, and fold them. Furthermore it was my job to fold the surveys and letters as well and put them into a larger envelope. These envelopes were provided with a noticeable sticker, with the message “Sappi-Lanaken invites you to participate in their reputation investigation”, in Dutch. The preparation of those envelopes was the most monotonous and least challenging aspect of my internship, but it needed to be done in order to carry out the investigation. I was pleased that several people within the company spontaneously offered their help. Thanks to their assistance, the envelopes where ready for distribution after three afternoons of manual labour.
Due to the rigorous time schedule of the internal investigation, little time was left to distribute the external investigation during working hours. The distribution of the letters therefore took place after 5 P.M. and during the weekends. Again, this was not expected by the company but my effort was much appreciated. Within a week all 700 letters were distributed, in accordance with the assumed plan.
3.5.2. Response rate
Respondents had three weeks time to send back the completed survey. Appendix H provides a detailed overview of the rate at which the surveys returned to Sappi. As shown, 140 completed surveys were returned, which implies a response rate of 20%. Since the expected response rate was 15%, the HR and communication departments were very pleased with this result.

3.5.3. Analysis
The next step will be to put the data into Excel files and analyze the results. After I analyzed the internal study, my supervisors asked me to analyze the results of the external investigation as well. This will however be a part of my summer job at the company and will therefore not be discussed in this dissertation.

4. Final conclusion 4.1 What I have learned Thanks to my activities as an intern at Sappi Lanaken Mill I gained an insight into business, and more specifically into HR and corporate communications.
With regard to business, it was the first time that I came into contact with the vicissitudes of corporate life. What struck me the most, within the framework of my internship, was the constant tension between the pressure of production and the obligation to comply with regulation, such as safety rules and environmental legislation. I have experienced that this situation causes an increased working pressure and that it is difficult to find a balance.
Furthermore, I never anticipated the power trade unions have within a company. Literally every move you make has to be consulted with the trade union representatives. For instance, I was surprised when I learned that I had to present my research proposal, not only to the board of managers, but to the union as well.
In my capacity as inquirer, I came into contact with people from all sections of the company. I had to communicate with blue-collar workers on the shop floor as well as with white-collar workers at their office. I even had an interview with the
CEO.
Every interview made it
necessary for me to empathize with my interviewee. To me, this part of my assignment was very instructive.
On a personal level, I can state that I definitely gained self-confidence as a result from my activities at Sappi Lanaken Mill. When I started I had almost no working experience and thanks to the good supervision of Mr. Creten and Mr. Haeldermans, I learned to stand my ground, even in a difficult situation. For instance, when I had to convince employees to participate in the study, even though some of them were rather suspicious of me. However, those who were not suspicious really confided in me. Apparently they perceived me as being trustworthy. Additionally, working with my supervisors was an enriching experience. I was surprised to find that they really took time to supervise my activities and to teach me more about regarding their fields of expertise. 46
4.2 Feedback on the MTB program My experiences during the
MTB
program have helped me to perform my tasks during the
internship. Especially the project we carried out for the city of Ghent, which involved developing, executing and analyzing an inquiry, appeared to be a valuable experience.
MTB
also helped me to develop my presentation skills. During the academic year I had several
opportunities to speak in public and each time I received professional feedback. As a consequence I felt confident when I had to present my findings to the union representatives and the management team of Sappi Lanaken Mill.
Another valuable aspect of
MTB
is the teamwork that is involved in the execution of several
projects. It was an enriching experience to be able to work together with a group of motivated people, each with different academic backgrounds. If there is one thing I could change about the program, I would make the course “corporate data processing” compulsory for every
MTB
student. Because data processing was a very
important aspect of every project I participated in.
My internship convinced me even more that I have made the right decision to study
MTB.
I
believe that this program offers a lot of practically applicable knowledge, not only for a career in communication, but for a career in business in general.

Deze vragenlijst is opgesteld in het kader van de onderzoekstage van Martijn Loyens, een student van de Universiteit Gent, die hierbij wordt begeleid door dhr. M. Creten, communicatiemanager van Sappi Lanaken Mill.

Interpretatie Op basis van bovengenoemde gegevens kan gesteld worden dat de Sappi-medewerker het over het algemeen eens is met de stelling dat medewerkers van Sappi goed verdienen. Het is opvallend dat meerdere medewerkers weliswaar aangeven dat men nooit genoeg kan verdienen, maar uiteindelijk toch een positieve score geven bij de stelling. Verder geven meerdere werknemers aan dat er sprake is van een vermindering van de verloning van Sappi doorheen de jaren. Dit laatste stemt overeen met de strategie van Sappi m.b.t. het loonbeleid. Een manager gaf tijdens het interview aan dat Sappi de loonkosten wil verminderen en niet langer de ambitie koestert om de best betalende werkgever te zijn in de omgeving, met het doel competitief te blijven in de sector. Sappi wil dit laatste bereiken door de lonen niet, of minder sterk te doen stijgen. Desondanks kan men, naar aanleiding van bovengenoemde resultaten, concluderen dat, zowel bij de medewerkers als bij het management, Sappi Lanaken de reputatie heeft een goede verloner te zijn.

Interpretatie De meeste medewerkers geven aan tevreden te zijn met de totale verloning die zij ontvangen. De commentaren die hierbij gegeven worden zijn in grote lijnen vergelijkbaar met die van Stelling 1. Echter, uit de reacties op stelling 2 blijkt wel dat het loonbeleid door verschillende medewerkers als “niet fair” wordt ervaren. Zo geven meerdere bevraagden aan dat collega‟s met dezelfde functieomschrijving meer verdienen, bijvoorbeeld doordat ze in het verleden 75
overgeschakeld zijn van ploegendienst naar dagdienst, met behoud van hun ploegentoeslag. Dit verschil in verloning leidt tot frustratie en demotivatie. Verder wordt bij deze stelling door verschillende medewerkers aangegeven dat zij de loonverschillen tussen arbeiders, bedienden en kaderleden te groot achten. De algemene tendens is echter dat de medewerkers tevreden zijn met hun totale verloning. Op basis van stelling 1 en stelling 2 kan men concluderen dat Sappi Lanaken intern een sterke reputatie heeft voor wat betreft verloning. Dit wordt bevestigd door onderstaande samenvattende tabel.

Aanbevelingen Uit de gesprekken met de medewerkers blijkt dat de verloning niet altijd als fair wordt ervaren. Om frustratie en demotivatie van bepaalde medewerkers te vermijden zou het loonbeleid rechtlijniger en transparanter moeten worden. Verder zou het de reputatie van Sappi als werkgever ten goede komen wanneer er binnen het bedrijf de medewerkers niet langer opgedeeld zouden worden in arbeiders, bedienden en kaderleden. Het betreft hier een verouderde indeling die in de toekomst hoe dan ook zal verdwijnen uit het arbeidsrecht. Sappi heeft hier de kans om zich op te stellen als een progressieve werkgever, bijvoorbeeld door niet langer het onderscheid te maken tussen het statuut van arbeider en bediende.

Interpretatie Uit bovenstaande gegevens blijkt dat de meeste medewerkers van Sappi Lanaken tevreden zijn met hun job. Gezien de hoge werkdruk (zie stelling 5 en 6) zijn deze cijfers opmerkelijk. Medewerkers geven ten aanzien van bovengenoemde stelling over het algemeen weinig commentaar. Wel wordt frequent de opmerking gemaakt dat het uivoeren van de job zwaarder 77
wordt met de leeftijd, bijvoorbeeld doordat men meer recuperatietijd nodig heeft als gevolg van het werken ploegendienst. Uit de gesprekken met de medewerkers blijkt dat de negatieve scores vaak het gevolg zijn van persoonlijke conflicten tussen de medewerkers zelf en hun leidinggevenden of collega‟s en dus niet het gevolg van de inhoud van de job. Men kan concluderen dat de jobtevredenheid binnen Sappi hoog is.

Interpretatie De scores op deze stelling zijn verspreid, al geeft de meerderheid een positieve score. Opvallend duidelijk blijkt dat, m.b.t. de doorgroeimogelijkheden, de arbeiders lagere scores geven dan bedienden en kaderleden. Dit verschil blijkt nog duidelijker bij vergelijking van de gemiddelde scores van de medewerkers en die van de referentiegroep. Opvallend is verder dat veel medewerkers aangeven niet meer te willen doorgroeien omdat ze te oud zijn om een nieuwe uitdaging aan te gaan. Ook blijkt dat veel medewerkers het gevoel hebben dat het vacaturebeleid niet eerlijk verloopt. Zo geven meerdere ondervraagden aan dat ze het niet zinvol achten om te solliciteren op een vacature omdat deze al op voorhand ingevuld zou zijn. Daarbij heerst er ook het idee dat je enkel kan doorgroeien als je zelf uitzoekt wat je mogelijkheden zijn. De leidinggevers geven m.a.w. de doorgroeimogelijkheden niet aan. Samenvattend kan men bij deze stelling concluderen dat Sappi wat doorgroeimogelijkheden betreft niet slecht scoort, maar dat er wel ruimte is voor verbetering, zeker bij de arbeiders.

Aanbevelingen Het huidige intern vacaturebeleid werkt demotiverend en is negatief voor het imago van Sappi als werkgever. Daarom wordt het advies gegeven om reeds ingevulde vacatures niet meer uit te hangen. Nog beter zou zijn om bij een interne vacatures alle geïnteresseerden de kans te geven om effectief te solliciteren. Bij een goed uitgewerkte selectieprocedure krijgt men aldus, op een eerlijke manier de beste man voor de job, met als bonus dat dit de motivatie van de medewerkers zal bevorderen. 80

Interpretatie Uit de resultaten blijkt dat de doorsnee Sappi-medewerker een hoge mentale werkdruk ervaart. Opvallend is dat de werkdruk zelfs iets hoger blijkt te zijn bij arbeiders dan bij bedienden en kaderleden. Deze hoge scores zouden het gevolg kunnen zijn van het leanbeleid dat binnen Sappi gevoerd wordt. Dit beleid heeft namelijk tot doel zoveel mogelijk verspilling (waste) te vermijden. Men wil op deze manier de effectiviteit verhogen, o.a. door het implementeren van nieuwe werkmethoden, zoals het gebruik van KPI‟s. Het streven naar een maximale efficiëntie brengt mogelijk een verhoging in mentale werkdruk met zich mee, en dit op alle niveaus binnen de organisatie.

Interpretatie Naast een hoge mentale werkdruk ervaart de Sappi-medewerker ook een relatief hoge fysieke werkdruk. De werkdruk varieert van een onergonomische houding die leidt tot lichamelijke klachten tot het dragen van zware lasten en het lopen van trappen. Het valt op dat in sommige afdelingen de medewerkers tevreden zijn over de moeite die Sappi doet om de ergonomie te verbeteren, terwijl de medewerkers van andere afdelingen melden dat er niets gedaan wordt, ondanks hun klachten. 83
Verder geven verschillende medewerkers aan dat de fysieke werkdruk zwaarder doorweergt naargelang de leeftijd toeneemt. Zo vrezen medewerkers van de afdeling Walsen bijvoorbeeld dat hun job in de toekomst te zwaar zal blijken als gevolg van hun hoge gemiddelde leeftijd. Op basis van voornoemde gegevens kan geconcludeerd worden dat werken bij Sappi Lanaken voor relatief veel medewerkers fysiek belastend is.

Aanbevelingen De resultaten van stelling 5 en 6 tonen aan dat de Sappi-medewerkers veel werkdruk ervaren. Het is wetenschappelijk bewezen dat stress onder andere een negatieve invloed heeft op werkprestaties, leidt tot cardiovasculaire aandoeningen en absenteïsme bevordert. Zowel voor het bedrijf als voor de medewerkers is het daarom van belang om deze werkdruk te verminderen of op zijn minst de medewerkers te leren omgaan met stress. Verder is het nuttig hen de mogelijkheid aan te bieden om op degelijke wijze te ontspannen, ook op de werkvloer. Het is dus wenselijk om een strategisch stressmanagementbeleid uit te werken, eventueel in samenwerking met een externe consultant, gespecialiseerd in het verminderen van psychologische risicofactoren op de werkvloer.

De resultaten tonen aan dat Sappi intern de reputatie heeft een bedrijf te zijn dat hoge eisen stelt voor wat betreft diploma en ervaring. De medewerkers zijn van mening dat men dat deze eisen nu hoger liggen dan vroeger. Verder geven sommige medewerkers aan dat diplomavereisten verschillend zijn voor interne en externe medewerkers. Meer specifiek zouden de vereisten voor externe medewerkers lager liggen, wat frustrerend is voor bepaalde interne medewerkers.
Aanbevelingen Op basis van de gesprekken met de medewerkers is het aan te raden om de vereisten ten aanzien van diploma en ervaring voor interne en externe medewerkers op elkaar af te stemmen. Interpretatie De meeste bevraagden zijn het eens met de stelling dat Sappi zijn medewerkers mogelijkheden biedt om zich persoonlijk te ontwikkelen. Medewerkers geven frequent aan dat ze de inhoud van de opleidingen over het algemeen goed vinden. Echter wordt er ook regelmatig vermeld dat de opleidingen niet altijd even nuttig lijken. Verder worden momenteel nog weinig of geen functioneringsgesprekken gevoerd, al doet de HR-afdeling inspanningen om hier spoedig verandering in te brengen. 89
Aanbevelingen Gezien de grote investeringen die Sappi doet in het opleiden van hun personeel is het van belang erop toe te zijn dat daarmee de juiste behoeften worden ingevuld. Om na te gaan welke deze behoeften zijn, voorziet Sappi momenteel enkel in het voeren van een jaarlijks beoordelingsgesprek waaruit dit naar voren zou moeten komen. Onderzoek toont echter aan dat voornoemde gesprekken niet volstaan. Alvorens een goede training kan worden ontworpen is het namelijk vereist dat een zorgvuldige analyse van de noden wordt gedaan (Landy, 2004). Daarbij spelen niet alleen de noden van de werknemer een rol, maar ook die van het bedrijf. Op die manier kan men achterhalen waar in het bedrijf opleidingen nodig zijn, wat er in die opleiding moet worden bijgeleerd, en wie die opleiding het best zou kunnen volgen. Dit soort analyse wordt ook wel de “training needs analysis” genoemd (Goldstein & Ford, 2002). Deze analyse is binnen Sappi Lanaken Mill makkelijk toe te passen door gebruik te maken van de drie stappen die de analyse voorschrijft. Als eerste moet er een organisationele analyse worden uitgevoerd waarbij de doelen van de organisatie, de beschikbare middelen van de organisatie, en de organisationele omgeving worden onderzocht. Op die manier wordt al snel duidelijk op welke vlakken het bedrijf nog kan verbeteren, en in welke mate men binnen het bedrijf over de juiste middelen en het juiste klimaat beschikt om die verbetering via een opleiding te doen. Er kunnen met andere woorden bepaalde hindernissen binnen het bedrijf bestaan die het slagen van bepaalde opleidingen in de weg staan. Vervolgens moet een taakanalyse worden uitgevoerd waarbij wordt nagegaan wat een werknemer precies moet doen om zijn taak naar behoren uit te voeren. Hierbij worden tevens de kennis, vaardigheden, bevoegdheden en andere kenmerken, die vereist zijn voor het uitvoeren van de job, onderzocht. Tot slot dient er nog een persoonsanalyse te worden uitgevoerd. Deze analyse bepaalt welke werknemers binnen het kader van de vorige twee analyses nog tekorten vertonen en bijgevolg in aanmerking komen voor het volgen van een opleiding. Deze analyse kan gebeuren aan de hand van het jaarlijkse beoordelingsgesprek dat momenteel reeds in gebruik is. Op basis van bovenstaande analyses zou men de doelstellingen die men opstelt voor de opleidingen specifieker kunnen maken en rechtstreeks in verband kunnen brengen met de bedrijfsdoelstellingen. Het is daarbij belangrijk te zorgen dat de individuele doelstellingen van de medewerker en de doelen van de organisatie overeenkomen. Wanneer dit niet het geval is zou het in praktijk toepassen van de in de opleiding verworven kennis in het gedrang kunnen komen (Tannenbaum, 2002).

Aanbevelingen Een rechtlijnig personeelsbeleid is cruciaal om een reputatie als eerlijke werkgever te verzekeren. Transparantie, een open communicatie en een gelijke behandeling van de medewerkers betreffende personeelszaken zoals loon, verlof en vacatures zijn daarom een must.

Aanbevelingen Meerdere medewerkers lijken achterdochtig betreffende de communicatie van het management. Daarom wordt de aanbeveling gemaakt om bij ernstige veranderingen (bv. in het geval van afvloeiingen) open en eerlijk te communiceren, rechtstreeks naar de medewerkers toe om zo geruchten te vermijden. Opmerkingen Bij deze stelling werden weinig opmerkingen gegeven, de hoge scores spreken voor de medewerkers voor zich.
Interpretatie Bijna alle medewerkers van Sappi rapporteren een goede verstandhouding met hun collega‟s.Hierbij moet wel de opmerking worden gemaakt dat de interviews werden afgenomen op de werkvloer, zij het meestal in een aparte ruimte. Er moet dus altijd rekening worden gehouden met het risico op sociaal wenselijke antwoorden. Desalniettemin lijkt het duidelijk dat er een relatief sterke collegialiteit heerst binnen het bedrijf, met relatief weinig conflicten tussen medewerkers onderling.

Op zich wordt dit niet als problematisch beschouwd, al geven veel medewerkers aan dat ze het zouden appreciëren als de afdelingsleiding af en toe op de werkvloer zou komen. Meerdere medewerkers geven bijvoorbeeld aan het jammer te vinden dat hun afdelingsleiding dit jaar nog niet op de afdeling is geweest.
Aanbeveling Op basis van de gesprekken met de medewerkers kan men afleiden dat een regelmatig bezoek van de afdelingsleiding aan de eigen afdeling de werksfeer ten goede zou komen. Een driemaandelijks informeel bezoek van de afdelingsleiding zou de werksfeer kunnen bevorderen. Bij dergelijke bezoeken zou de leidinggevende bijvoorbeeld elke medewerker kort kunnen aanspreken. Wanneer de afdelingsleiding zich betrokken toont bij de afdeling zal de betrokkenheid van de medewerkers zelf ook toenemen.

Interpretatie De medewerkers zijn het over het algemeen eens met de stelling dat Sappi begaan is met de veiligheid van zijn medewerkers. Men geeft hierbij aan dat de veiligheid de laatste jaren sterk is verbeterd. Opvallend is wel de frequente melding dat er een kloof is tussen de theorie en de praktijk. Zo blijkt dat men minder strikt is wat betreft de veiligheid wanneer de productie in gevaar komt. Verder treedt men volgens de medewerkers soms te streng op bij “kleinere” overtredingen betreffende de veiligheid (bijvoorbeeld het niet gebruiken van een trapladder bij het vervangen van een lamp). Ten slotte werd ook door verschillende personen de 98
opmerking gemaakt dat een gebrek aan opleiding en oefening het niet mogelijk maakt om veilig te werken.
Aanbevelingen In het kader van veiligheid, is de kloof tussen theorie en praktijk is opvallend. Zeker gezien het feit dat Sappi veiligheid hoog in het vaandel draagt. Zolang de leidinggevenden zelf niet alles in werking stellen om deze kloof te verminderen zal er nooit een bedrijfscultuur ontstaan die gericht is op veilig werken. Leidinggevenden moeten daarom te allen tijde veiligheid voorrang geven, ook al is er druk omdat de productie in het gedrang komt. Gesprekken met zowel medewerkers als leidinggevenden brachten echter aan het licht dat dit zeer moeilijk te realiseren valt, vooral gezien de huidige moeilijke economische periode. Opvallend is dat de medewerkers hierbij spontaan verwijzen naar acties als “Tevree aan zee” en de familiedag. Medewerkers geven aan dat ze deze acties nuttig achten en bevorderlijk voor de sfeer in het bedrijf. Meerdere bevraagden geven echter ook aan dat deze acties wel nuttig zijn, maar dat de positieve sfeer grotendeels teniet wordt gedaan door de recente negatieve gebeurtenissen, zoals de communicatie omtrent afvloeiingen en de mogelijke sluiting van de afdeling Formaten.
Aanbeveling Ondanks het feit dat meerdere medewerkers aangeven dat de positieve sfeer t.a.v. het management, als gevolg van de acties van Sappi in het recente verleden, teniet wordt gedaan door de huidige ontwikkelingen ten gevolge van de crisis, lijkt het toch aangewezen om ook dergelijke acties te blijven organiseren. Medewerkers geven namelijk unaniem aan tevreden te zijn met initiatieven zoals Tevree aan zee en de familiedagen. Het is bij het organiseren van deze acties wel van belang rekening te houden met de medewerkers die in ploegendienst werken, zij geven namelijk aan het belangrijk te vinden dat ook zij kunnen deelnemen.

Interpretatie Het merendeel van de Sappi-medewerkers is het eens met de stelling dat Sappi een duurzaam bedrijf is. Tijdens de gesprekken viel het echter op de veel medewerkers niet weten wat duurzaamheid precies inhoud, ondanks het feit dat Sappi duurzaamheid hoog in het vaandel draagt (cfr. Duurzaamheidscharter 2009). Het management daarentegen was wel bekend met dit begrip.
Aanbeveling De gegevens tonen aan dat een informatiecampagne, gericht op de medewerkers, m.b.t. duurzaamheid (de drie P‟s), en de acties die Sappi onderneemt hieromtrent, nodig is. Op die manier zullen de medewerkers beter op de hoogte zijn van de duurzaamheid van hun

werkgever, wat de reputatie van Sappi enkel ten goede kan komen. Een dergelijke informatiecampagne kan bijvoorbeeld in de vorm van een korte presentatie voor elke afdeling uitgevoerd worden. Ik ben tevreden over de bereikbaarheid van Sappi. Het bedrijf is moeilijk bereikbaar met het openbaar vervoer. Als fietser is het gevaarlijk de weg voor het bedrijf over te steken. Als je geen risico‟s wilt nemen duurt het lang voor je naar buiten kan rijden.
Interpretatie Het merendeel van de medewerkers is tevreden over de bereikbaarheid van Sappi. Bij deze stelling werd altijd gevraagd rekening te houden met de in- en uitgang van het bedrijf. De meeste medewerkers gaven hierbij aan wel tevreden te zijn over de bereikbaarheid, maar niet over de in- en uitgang van het bedrijf. Meer specifiek wordt deze als niet veilig ervaren door de bevraagde medewerkers. De meeste ondervraagden zijn zich echter wel bewust van het feit dat Sappi hier iets aan probeert te doen, en dat het de overheid is die de verkeerssituatie niet wilt veranderen. Verder dient men bij deze vraag ook rekening te houden met het feit dat 73% van de Sappi medewerkers woonachtig is in de gemeente Lanaken (Mankrachtenraport 2009), met een korte reistijd tot gevolg. Dit verklaart mogelijk de positieve score op deze stelling.
Aanbevelingen Enkele medewerkers geven o.a. aan dat het nuttig zou zijn om een fietspad aan te leggen tot aan de fietstunnel. Op die manier hoeven de fietsers de drukke weg voor het bedrijf niet over te steken. Dit is een voorstel dat Sappi zou kunnen voorleggen aan de bevoegde overheidsinstanties, voor zover dit tenminste nog niet is gebeurd. Verder blijkt uit de gesprekken met de medewerkers dat zij de verkeersituatie vlak vóór het bedrijf graag gewijzigd zouden zien. Sappi zou daarom moeten blijven aandringen bij de overheid om de in- en uitgang van het bedrijf aan te passen

Aanbevelingen Uit de resultaten van stelling 24 en 25 blijkt dat de verloopintenties binnen het bedrijf relatief laag zijn. Sappi hoeft zich m.a.w. geen zorgen te maken dat het zijn talentvolle medewerkers zal verliezen op korte termijn. Op lange termijn moet men echter rekening houden met de hoge gemiddelde leeftijd van het de Sappi-medewerkers (44,4 jaar) en dus met het feit dat men veel kennis en ervaring zal verliezen door het groot aantal medewerkers dat in de nabije toekomst met pensioen zal gaan. Het is daarom belangrijk om dit verlies in kennis en ervaring te anticiperen. Dit kan bijvoorbeeld door jonge medewerkers, aan te werven die vervolgens opgeleid kunnen worden door de huidige medewerkers, bijvoorbeeld in de vorm van een mentorprogramma. Op deze manier zou men de kennisoverdracht tussen jong en oud kunnen stimuleren, wat bevorderlijk zal zijn voor de toekomst van het bedrijf.

Eerste diende men een persoonlijke score te geven, vervolgens werd gevraagd wat men dacht dat de gemiddelde score zou zijn bij de Sappi-medewerkers en bij de leefomgeving Lanaken. Bovenstaande grafiek biedt op zich niet veel informatie, daarom zullen nog enkele gegevens vernoemd worden die de relatie tussen deze drie stellingen zullen verduidelijken. 111

Interpretatie Het valt op dat het merendeel van de medewerkers zichzelf een hogere score geeft dan wat hij denkt dat de collega‟s zullen score ten aanzien van de reputatie van het bedrijf. Zij geven hierbij voornamelijk aan dat er veel geklaagd wordt door bepaalde medewerkers, maar dat zijzelf wel tevreden zijn binnen het bedrijf. De medewerkers die zichzelf een lagere score geven dan hun collega‟s geven aan dat zij zichzelf zien als zijnde meer kritisch, en niet per se meer pessimistisch. De gegevens doen vermoeden dat de medewerkers door de toenemende werkdruk meer tegen elkaar klagen dan vroeger, maar dat ze desondanks tevreden zijn dat ze kunnen werken bij Sappi.

Verder valt op dat de medewerkers het gevoel hebben dat voornamelijk de geurhinder en het aantal stakingen tijdens de afgelopen jaren ervoor hebben gezorgd dat de reputatie van Sappi t.a.v. de leefomgeving Lanaken is verminderd. Toelichting door respondenten & interpretatie Deze vraag werd eerder als een open vraag beschouwd tijdens de interviews, de opmerkingen worden daarom verwerkt in deze interpretatie. De algemene tendens in de antwoorden is dat de toekomst voor de medewerkers onzeker is, en dit op alle niveaus. Veel medewerkers voorspellen de sluiting van de PM 7, het verminderen van het personeelsbestand en/of stellen dat de toekomst van het bedrijf 113
afhankelijk is van het al dan niet investeren in een nieuwe WKK. Anderen geven dan weer aan dat zij geloven dat de toekomst van Sappi afhankelijk zal zijn van de strategische beslissing om al dan niet over te gaan tot een grotere diversifiactie, en zich aldus meer te gaan richten op nichemarkten. Over het algemeen leeft het gevoel dat Sappi zich wel zal kunnen handhaven en dus binnen 10 jaar nog operatief zal zijn, mits de juiste strategische investeringen. De meeste bevraagde medewerkers verwachten dan ook dat ze tot hun pensioen tewerkgesteld zullen zijn op dit bedrijf.
Aanbevelingen Uit de gesprekken met de medewerkers bleek dat er momenteel onzekerheid heerst t.a.v. de toekomst van Sappi. Het valt op dat deze onzekerheid leidt tot verschillende speculaties, wat niet bevorderlijk is voor de sfeer binnen het bedrijf. Het is daarom belangrijk om open en eerlijk mogelijk te communiceren over de toekomst van Sappi en de strategische beslissingen die genomen hieromtrent. Op deze manier weten de medewerkers waar ze staan, en wordt de onzekerheid weggenomen. Dit zal de reputatie van Sappi als een open en eerlijke werkgever bevorderen.
