INTRODUCTIE Het medialandschap is in beweging. Veranderingen en invloeden van buitenaf en vanuit overige media-industrieën nemen toe. Digitaal en online zijn een steeds belangrijkere aanvulling op papieren uitgaven. Er ontstaan nieuwe kanalen en toepassingen, zoals internet en mobiele devices. Onder invloed van digitalisering, markt- en culturele ontwikkelingen laten rollen en activiteiten van marktpartijen steeds meer overlap zien. De brancheorganisaties KVGO, NUV en CMC zetten zich ervoor in dat in 2015 de Nederlandse media- en communicatiebranche nog steeds een bloeiende branche is. Zij verwachten dat deze bloei vooral te danken zal zijn aan economische activiteiten die zijn gericht op het bieden van virtuele producten en diensten,
in veel gevallen in combinatie met fysieke producten. Daarbij blijft sprake van massaproductie en – bereik, die in 2015 slim worden gecombineerd met een indringende en gedifferentieerde klantbenadering. Op nieuwe trends kan razendsnel worden ingespeeld. Mede dankzij de groeiende behoefte aan gerichte communicatie, tijdarmoede, behoefte aan gemak en overzicht zal de media- en communicatiebranche goede zaken kunnen doen met het verlenen van allerlei nieuwe vormen van (online) dienstverlening 1.

Om op deze dynamische markt met nieuwe ontwikkelingen vanuit de informatie- en communicatietechnologie (ICT) in te kunnen spelen, is het belangrijk te innoveren. De samenhang tussen technische ICT-innovaties en sociale innovaties is daarbij essentieel. Naast dat Sociale innovatie op zichzelf een innovatie is, schept die de voorwaarden voor het optimaal benutten van talent waardoor technische innovaties succesvol kunnen zijn. Verspreid over het najaar van 2009 en het voorjaar van 2010 heeft TNO in workshops kennis overgedragen met als doel bedrijven beter bekend te maken met actuele thema’s over ICT en sociale innovatie: Meer te weten komen van de klant; Meer te weten komen van de klant; Co-creatie; Geld verdienen met digitale content; Content experience; Innovatiemanagement; en Sociale innovatie. De brancheorganisaties en TNO hopen door het aanbieden van deze extra kennis de bedrijven in de media- en communicatiebranche slagvaardiger te maken.

Voor de vraag hoe de wereld van media en communicatie zich zal ontwikkelen, heeft TNO een toekomstonderzoek gedaan. Er zijn vier mogelijke scenario’s over de wereld in 2015 uitgekomen. Hier volgt een korte samenvatting van de studie2. Wat is de dominante communicatievorm, online of offline? En wordt het media- en marketingaanbod centraal geleid en geproduceerd of ligt het initiatief bij de gebruiker en zijn er veel kanalen?

De consument laat zich leiden door medeconsumenten, knipt en plakt liever zelf dan te betalen. Dit is nu al zichtbaar in social media, zoals webfora, Hyves en YouTube.
Niche Nick, van ‘niche naar common practise’ Online is leidend geworden en het leveren van service is cruciaal geworden. Via intelligente zoekprofielen op basis van voorkeuren, zoektermen wordt de klant bediend met gepersonaliseerde (virtuele) diensten. Succesvolle niches en innovaties worden razendsnel vercommercialiseerd. De consument wil betalen voor gemak, waarheidsvinding en overzicht.
Locale Luca, ‘oriëntatie op persoonlijke leefomgeving’ Fysieke producten maar ook persoonlijk contact zijn leidend (o.a. evenementen, meet-and-greet). Er is een herwaardering van de eigen leefomgeving en men hecht grote waarde aan echtheid, authenticiteit. De consument wil betalen voor kwaliteit en de human touch.

Alle vier werelden zijn voorstelbaar en de begrenzingen zijn natuurlijk niet zo scherp als in de vier geschetste werelden. Het tempo en de mate waarin de veranderingen zich in een bepaalde richting ontwikkelen, is evenwel afhankelijk van vele factoren. Ondanks deze onzekerheden is een verwachting dat de komende jaren achtereenvolgens kleinschaligheid (‘Locale Luca’) en de wereld van sociale netwerken (‘Verbonden Vera’) sterk in de belangstelling staan en nieuwe verdienmodellen zullen opleveren. Spelers die goed kunnen inspelen op lokale markten, kleine doelgroepen kunnen bedienen of die in staat zijn een online community op te bouwen, zijn in het voordeel. Voor 2015 is de verwachting een verdere ontwikkeling in de virtueel-geregisseerde richting, waar serieus geld wordt verdiend in de online wereld. Dan doen commercialisering en daarmee efficiency en massaproductie hun intrede en wordt de wereld van ‘Niche Nick’ dominant. In deze wereld zijn gepersonaliseerde (virtuele) diensten de motor van de economie. Er kan volledig gepersonaliseerd en op maat worden ingespeeld op de behoeften van consumenten. Favoriete informatiediensten of mediaprogramma’s staan voor de consument klaar zonder ingewikkelde handelingen of downloaden.

WAT IS HET?
Een van de technieken om te segmenteren is het ontwikkelen van persona’s. Persona’s zijn archetypische gebruikers die de behoeften van een grotere groep gebruikers representeren. Deze worden gebruikt tijdens het ontwikkeltraject van het product of de dienst. Persona’s hebben een naam, een foto, een persoonlijke achtergrond, doelen en behoeften. Het zijn fictieve personen maar gebaseerd op onderzoek onder echte gebruikers.
Uitgebreide en betrouwbare informatie over klanten is onmisbaar om succesvol te kunnen ondernemen. Het is vooral belangrijk voor bedrijven die onderscheidend willen zijn in hun product of dienst en voor bedrijven die veel investeren in klantrelaties.
Een bedrijf kan ook lange termijn klantrelaties ontwikkelen, onderhouden en optimaliseren. Dat wordt Customer Relationship Management (CRM) genoemd. Met behulp van klantgegevens wordt inzicht verkregen in klantbehoefte en klantgedrag.
Een bedrijf kan dan segmenteren, door de markt in specifieke doelgroepen van (potentiële) klanten op te delen waarvan enkele karakteristieken kenmerkend zijn. Segmentatie kan ook nuttig zijn tijdens het ontwikkeltraject van het product of de dienst om daarmee de eindgebruikers duidelijk voor ogen te hebben of te krijgen.
Er kan effectieve cross- en upselling gedaan worden, evenals een het vergroten van klantloyaliteit. Met bijvoorbeeld Customer Journey van TNO kan inzicht worden verkregen in de emoties klanten ervaren als ze gebruik maken van uw product of dienst. Deze methode biedt concrete handvatten hoe de dienstverlening van uw bedrijf geoptimaliseerd kan worden.

Behavioral advertising is een online techniek om de effectiviteit van advertentiecampagnes of e-commerce verkoop te verhogen. Door gedetailleerde informatie over het surf- en klikgedrag van websitebezoekers bij te houden, kunnen digitale content en advertenties optimaal op individuele personen worden afgestemd. Hierbij moet wel van tevoren nagedacht worden hoe met privacy-issues omgegaan wordt. Het gebrek aan standaardisatie en discussies rondom wie eigenaar is van de data zijn nog uitdagingen.
CASUS Eneco3 Eneco heeft de waardepiramide, met hoog en laag renderende klanten, samengevoegd met hun churn-voorspellingsmodel. Maar deze segmentatie gaf te weinig handvatten om te sturen. Daarom moesten deze segmentaties worden samengevoegd met een behoeftensegmentatie. Eneco heeft deze segmentatie volledig geïntegreerd. Hierdoor leverde het Welkom terug programma tot wel 60% conversie op. Er is 30% bespaard op de marketinguitgaven en het verlies van marktaandeel is beperkt gebleven tot 3,4% in de jaren 2004 en 2005, ondanks de prijsoorlog die toen uitbrak als gevolg van de liberalisatie.

WAT IS HET? De grote uitdaging voor de bedrijven in de communicatiesector is het niet langer denken in termen van producten en productiecapaciteit, maar te denken in termen van de functie die men kan vervullen voor de klant, en de waarde die men kan toevoegen en waar de klant voor wil betalen. Omdat het in de genen van de uitgever en de drukker zit om zélf vernieuwende producten en diensten te creëren kan het lastig zijn om daarnaast kansen te zien in co-creatie. Co-creatie is een samenwerking met partners op basis van gedeelde risico’s. Dit kan eventueel met klanten en eindgebruikers binnen of buiten de gebruikelijke keten om te komen tot nieuwe producten en diensten. Co-creatie betekent daarnaast kennis en vaardigheden delen, bijvoorbeeld op het gebied van ICT, marketing en logistiek, maar ook investeringen en risico’s.
Een goed voorbeeld is de Senseo: samenwerking tussen Philips en Douwe Egberts. Het product had niet gerealiseerd kunnen worden zonder een van die partijen. Beide organisaties hebben hun expertise ingebracht en van tevoren afspraken gemaakt hoe de risico’s en opbrengsten te verdelen. Een veel voorkomend ontwikkelingspatroon om tot co-creatie te komen is de ontwikkeling vanuit de rol als leverancier naar de rol als oplosser van problemen rond een product of dienst. Als een bedrijf oplossingen verkoopt, bijvoorbeeld logistiek rondom drukwerk, levert het meer toegevoegde waarde. Vaak kan deze ontwikkeling niet als bedrijf alleen doorlopen worden. Om van rol als leverancier van product of dienst naar de rol als oplosser te gaan, is vaak samenwerking met een andere partij nodig. Het belangrijkste element om co-creatie te laten slagen is de relatie met de samenwerkende partij. Let daarom op de volgende punten:

• Werk op basis van gelijkwaardigheid. Zorg dat de samenwerking meerwaarde heeft voor alle partijen. Het geven en nemen moet in balans zijn en iedereen moet een goed gevoel hebben over de verdeling van investering, opbrengsten en verantwoordelijkheden. Dit is nodig voor commitment. • Maak het opbouwen van vertrouwen tot doel. Kijk om die reden niet alleen naar de samenwerking, maar leer ook elkaars organisatie kennen. Vertrouwen in een partij vanuit een bestaande relatie, bijvoorbeeld klant-leverancier, is een goed startpunt. • Denk niet te snel dat je elkaar begrijpt. • Vier de successen samen en zie ook de teleurstellingen gezamenlijk onder ogen. • De samenwerking en het imago dat daarmee uitgedragen wordt naar de klanten moet passen bij de bedrijven. • Praat niet te lang, zoek naar concrete acties die samen opgepakt kunnen worden. Het opstellen van een gezamenlijke businesscase is belangrijk, maar staar je niet blind op de gouden berg die in het verschiet ligt. Zet stapje voor stapje.

WAT IS HET? Drie verdienmodellen voor digitale content: 1. Bij transitie van digitaal naar fysieke content (specifieke rol voor drukkers, bijvoorbeeld digitaal fotoboek, gepersonaliseerde Lonely Planet); 2. Pay per view of abonnement voor betaalde content (specifiek uitgevers); 3. Advertentiemodel (bijvoorbeeld Google). Het is van belang om een winnende dienst op de markt te zetten. Een dienst wint als: 1. de waarde van de dienst hoger is dan de kosten om dit te bereiken; 2. succesfactoren beter geïmplementeerd zijn dan die van concurrenten. “Content is King”, maar hoe maakt u de waarde van content te gelde? Is hiervoor alleen een technologische investering nodig of is juist sociale innovatie (o.a. organisatieverandering) nodig? Wie betaalt, bepaalt. Kortom, zet de gebruiker centraal en werk vanuit hun behoeften!
Denk ook aan het volgende:
• Werk zoveel mogelijk met open systemen en met open standaarden; • Het is een kostbaar proces, dus kijk hoe het in één keer goed te doen; Betrek eventueel gebruikers/klanten om prototypes te toetsen.

Hier staan enkele voorbeelden van sites die een succesvolle content gebaseerde dienst aanbieden, omdat de gebruikerservaring positiever ervaren wordt. Positieve gebruikerservaring komt door een ruim aanbod van content en de mogelijkheid om de gewenste informatie op een effectieve manier te vinden. Voor sommige bedrijven is de site zelf de primaire inkomstbron (bijvoorbeeld YouTube en bol.com), voor andere is de site bijvoorbeeld één van de kanalen waar ze hun producten op aanbieden (bijvoorbeeld IENS), of een ondersteuning van hun merk of imago (Beeld en Geluid), of een uitbreiding op de merkervaring (AutoWeek).

WAT IS HET? Content experience speelt in op de emotionele beleving van consumenten die zij ervaren als zij gebruik maken van een dienst of product. Door belevenissen rondom een product, dienst of merk te creëren kunnen bedrijven klanten een unieke ervaring meegeven. Uitgevers en drukkerijen kunnen meerwaarde creëren en zich beter onderscheiden van hun concurrenten. Door experience toe te voegen aan de content, zijn klanten vaak bereid om meer te betalen dan voor content alleen. Waar hebben mensen online geld voor over 4 ? 1) Directheid, 2) Personalisatie, 3) Betrouwbaarheid, 4)‘Belichaming’, 5) Patronage / Crowdfunding, 6) Interpretatie, 7) Vindbaarheid, 8) Toegankelijkheid.
Een goed voorbeeld is koffie: koffiebonen, daar wordt doorgaans niet meer dan een paar cent voor betaald. In een pak (met een merk met uitstraling al iets meer). Voor een kop koffie bij een eenvoudig stationskiosk kost ca € 2, maar een koffie van Starbucks kan moeiteloos oplopen tot € 5, omdat men bijvoorbeeld ook “gratis” WiFi krijgt. WAT IS HET? STRATEGISCH LEIDERSCHAP EN ONDERNEMERSCHAP
Bedrijven moeten continu kunnen innoveren. De markt vraagt voortdurend om vernieuwing en concurrenten en concurrerende branches zorgen voor nieuwe bedreigingen of mogelijkheden. Maar innoveren is zo gemakkelijk nog niet. Veel vernieuwingen komen nooit van de grond, of mislukken. Met innovatiemanagement wordt het proces gefaciliteerd waardoor innovaties kunnen ontstaan, ontwikkeld en op de markt worden gebracht. De kern van het innovatieproces is genereren, selecteren, implementeren en benutten. Wat innovatie tegenwoordig zo anders maakt, is dat organisaties steeds meer met anderen in een netwerk innoveren. Hierdoor wordt het innovatieproces nog complexer. Daarom is het ook belangrijk om kennis te hebben van strategische leiderschap en ondernemerschap, innovatief organiseren en hoe te netwerken voor de juiste relaties6.

CASUS INNOVATIEROUTINE Een innovatie hoeft niet altijd groot en uitzonderlijk vernieuwend te zijn. Verbeteringen van bestaande producten, diensten en processen kunnen ook innovatief zijn en een positieve impact hebben op bedrijfsresultaten, zoals een six-pack bier en routeplanner voor fietsers. Hiervoor is het belangrijk om oog te krijgen voor die verbetermogelijkheden. Door van het innovatieproces een routine te maken, wordt het gemakkelijker om innovatiekansen te vinden. Op basis van casestudies is gebleken dat de innovatieroutine bestaat uit het beheersen van de volgende tien disciplines, de innovatietienkamp 8:

WAT IS HET? Sociale innovatie is een vernieuwing van organisatie en talentbenutting met als doel meer productiviteit en boeiender werk. Sociale innovatie is de tegenhanger van technische innovatie. Het invoeren van technische innovaties vindt vaak plaats zonder rekening te houden met sociale en organisatorische aspecten: daarom mislukken innovaties te vaak. Innovaties zijn denkbaar op vier aspecten: strategische oriëntatie, slimmer organiseren, flexibel werken en productmarktverbetering. Om deze innovaties te realiseren wordt het SuperTOPmodel gebruikt9.

SuperTOP staat voor de organisatieaspecten: Strategie, Technologie, Organisatie en Personeel. Het SuperTOPmodel bepaalt bijvoorbeeld voor een ICT- of technische innovatie welke interventies op gebied van sociale innovaties nodig zijn voor de verschillende organisatieaspecten. Hiervoor wordt de IN-DOOR-UIT metafoor gebruikt: om een gewenst resultaat te bereiken (UIT), bijvoorbeeld een hogere arbeidsproductiviteit, zijn mensen, middelen of materialen (IN) en interventies (DOOR) nodig. Er zijn vier typen interventies: • Strategische interventies, bijvoorbeeld het lanceren van nieuwe producten, het richten op andere markten of klanten; • Techno-structurele interventies, bijvoorbeeld gebruik van nieuwe ICT of herontwerp; • HRM-interventies, bijvoorbeeld invoeren van zelfroosteren, prestatiebeloning of zorg en werken combineren; • Interactie-interventies, bijvoorbeeld anders leidinggeven, aandacht schenken aan sociale processen, het gedrag beïnvloeden.

WAT IS HET? Een ArtLab is een ‘evenement’ om studenten en bedrijven voor elkaar te enthousiasmeren. Studenten maken kennis met de arbeidsmogelijkheden van de branche en bedrijven maken kennis met de kunde van studenten en onderwijsinstellingen.

• Van de onderwijsinstelling wordt, naast de inzet van uren, Elk ArtLab wordt georganiseerd op locatie van een onderwijsinstelling, waarbij studententeams en het bedrijf samenwerken. In een middag werken studententeams aan een opdracht, geformuleerd door deelnemende bedrijven. Aan het eind van het evenement presenteren zij een ‘pitch’ over het resultaat. De opdrachten binnen de ArtLab zijn geïnspireerd op de onderwerpen en thema’s die ten grondslag liggen aan het Branche Innovatie Contract ‘ICT- en Sociale innovatie’. Deze worden op maat gemaakt naar de behoefte van bedrijven en de competenties van de studenten. TNO heeft de ArtLab in 2010
verwacht dat ze zorgen voor een geschikte ruimte met de mogelijkheid direct aan de slag te gaan. • Van de bedrijven wordt verwacht dat ze vragen uit de praktijk formuleren en dat ze meedoen. Deze vragen worden van tevoren systematisch geïnventariseerd. Op die middag worden praktische oplossingen aangedragen voor die vragen. • De faciliterende partij, bijvoorbeeld een kennisinstelling zoals TNO, zorgt samen met de onderwijsinstelling en de bedrijven voor een inkadering van de opdracht, de koppeling met innovatiethema’s en strategische kansen.

Studententeams hebben een middag samengewerkt met een bedrijf aan een vraag en moesten met een pitch, kort hun oplossing presenteren
De oplossingen van de studententeams 1. Ontwikkel een keurmerk dat groene bedrijven op hun website kunnen plaatsen. 2. Sluit aan op de media die doelgroepen gebruiken, zoals Twitter, weblogs, LinkedIn, Hyves. 3. Maak een filmpje hoe de webshop werkt en stuur die naar prospects; laat je prospects de webshop testen; zet het filmpje op YouTube.

Activiteiten • De onderwijsinstelling, de bedrijven en de faciliterende partij (met relevante state of the art kennis) houden een oriënterend gesprek voor het vaststellen van het thema; • De faciliterende partij bespreekt met betrokken docenten (en leerlingen) de invulling en aanpak; • De onderwijsinstelling zorgt voor een opdracht voor de studenten; • De studenten voeren een voorgesprek met bedrijven en vormen teams; • De faciliterende partij bereidt de ArtLab voor en begeleidt die; • De studenten pitchen het resultaat; • De docenten en bedrijven beoordelen de eindresultaten van studenten; • De onderwijsinstelling, de bedrijven en de faciliterende partij evalueren de ArtLab-sessie. 3. Uitvoering Er zijn 5 à 6 bedrijven betrokken en deze krijgen ieder een team toegewezen van studenten.

WAT IS HET? Een innovatienetwerk is een platform voor bedrijven en organisaties om kennis en ervaringen uit te wisselen over een bepaald innovatievraagstuk, om vervolgens gezamenlijk tot oplossingen te komen. Het innovatienetwerk wordt georganiseerd voor en door de organisaties zelf. Deze organisaties hebben iets gemeenschappelijks, bijvoorbeeld de branche waar zij in zitten of het soort primair proces wat zij hebben. De inhoud, de innovatievraagstukken, wordt zelf door de bedrijven en organisaties aangedragen en bepaald. TNO faciliteert en begeleidt de organisatie rondom het innovatienetwerk en levert inhoudelijke expertise. Koepelof brancheorganisaties kunnen als initiatiefnemer fungeren.
Voorwaarden Succesfactoren voor een innovatienetwerk zijn: • een proactieve en open houding van deelnemers; • het creëren van vertrouwen, openheid en transparantie; • het geven van een mogelijkheid eruit te stappen; • dat de deelnemende bedrijven er met een ‘goed gevoel’ inzitten.

CASUS Vanuit de in 2009 en 2010 gehouden workshops voor leden van de brancheorganisaties KVGO, NUV en CMC zijn deelnemers uitgenodigd om aan een innovatienetwerk deel te nemen. Vooraf zijn de innovatievragen geïnventariseerd. Tijdens het innovatienetwerk zijn gemeenschappelijke onderwerpen behandeld. Voor de vervolgsessies zijn onderwerpen en een inhoudelijk trekker aangewezen. Branchevertegenwoordigers waren aanwezig voor borging en zichtbaarheid. Voorbeeld innovatievraag ONTWIKKELINGEN IN DE MARKT: • Opkomst internet; • One-stop-shopping (laagste prijs); • Samenwerking tussen partijen.
