INCLUSO QUICK START GUIDE SOCIALE SOFTWARE VOOR SOCIALE INCLUSIE
The quick start guide is een eenvoudig handboek om sociale media te gebruiken met jongeren uit de jeugdzorg. Het werd samengesteld door deelnemers aan het INCLUSO project dat is opgericht door de Europese Unie, een tweejarig onderzoek waarbij specialisten academische en commerciële partners betrokken waren, alsook organisaties die direct werken met jongeren in vier Europese landen: Oostenrijk, België, Polen en Schotland. Deze pilootpartners hebben hun onderzoek over sociale media uitgevoerd tussen februari 2009 en juni 2010. Hun conclusies en aanbevelingen werden gebundeld in de Quick start Guide, die zo is samengesteld dat de lezer op een duidelijke manier wordt geleid door de verschillende stappen die geëist worden om een sociaal mediaproject succesvol te ontwerpen, te lanceren en te runnen. Er werd een website opgericht om het INCLUSO project bij te staan, die veel meer gedetailleerde informatie bevat over hoe jongeren te betrekken bij sociale media. Bezoek www.incluso.org waar u het INCLUSO handboek zal terugvinden. Het is belangrijk dat u de site bezoekt en er kennis van neemt: Hoofdstuk 2: Opstarten en managen van project, bevat dezelfde informatie als de Quick Start Guide, maar bevat ook talrijke fascinerende verhalen die een “real life” dimensie geven aan de theorie; Hoofdstuk 3: Bevat voorbeelden over wat u kan doen, verklaart de activiteiten en resultaten van pilootpartners. Bij deze twee hoofdstukken, vindt u meer technische informatie over onderwerpen zoals de omvang en de duur van het INCLUSO project zelf. U kan deze Quick Start Guide uitprinten. De inhoud werd samengevat zodat het milieuvriendelijk is en spaarzaam, en zodat u hem overal kan meenemen en op uw gemak lezen. We raden u aan om de hoofdstukken in volgorde te lezen zoals ze worden voorgesteld, ze zullen u alles verklaren wat u nodig hebt, in de volgorde die nodig is. We hebben getracht de verschillende stappen zoveel mogelijk te vereenvoudigen. Eenmaal u deze Quick Start Guide hebt gelezen, gaat u naar het INCLUSO handboek voor meer achtergrond informatie.
DEEL 1: Is het wel nuttig voor uw organisatie? Is sociale media goed voor uw organisatie? Deze vraag is van levensbelang omdat ze een organisatie dwingt na te denken over haar bereidheid, alsook over andere onderwerpen zoals de kosten en de winsten. Het is belangrijk meer te weten over sociale media, wat ze zijn, hun tools en

technologieën, hoe ze worden gebruikt, alsook hoe ze zouden kunnen worden gebruikt om de doelstellingen van de organisatie te helpen verwezenlijken. Dit is de onderzoeksfase. Het is dus belangrijk om niet vast te lopen in teveel details. Denk breed. Start klein en handel nu. Zoek een vertrouwenspersoon, iemand die iets weet over de ruime objectieven van de organisatie, die de verantwoordelijkheid wil nemen om te leren over de wereld van de sociale media. Deze persoon wordt betrokken bij het adviseren en het aanbieden van oplossingen voor het management tijdens vergaderingen over sociale media. Natuurlijk moet deze persoon genoeg tijd krijgen om zich hierover in te lichten, waarbij hij verschillende bronnen zal gebruiken, waaronder het INCLUSO handboek en ‘Social by Social’ Deze persoon zou dan een audit leiden over de bereidheid tot sociale media (dit zal personeel, management belangen en computerfaciliteiten inhouden) Het objectief van deze persoon is om de resultaten van de organisatie te vergelijken met het potentieel van sociale media; gebruikmakend van tools en activiteiten. Vergeet niet dat sociale media op alle niveaus kunnen voorkomen: van het laagste niveau waar een vrijwilliger het initiatief kan nemen zich bezig te houden met een kleine groep tot een bredere schaal waar het jeugdwerk meer dan 10 personen tewerkstelt die ervoor gekozen hebben de sociale media in hun werk te integreren. Een levensbelangrijke stap voor de sleutelpersonen is het spelen van het INCLUSO spel om daarna samen te komen om over te resultaten te discussiëren. Dit spel is een hulpmiddel en werd van een leuk sociaal media spel aangepast. Het was gemaakt door jeugdorganisaties die ervaring hadden in het jeugdwerk. Gebruik de middelen van de audit om de sterke en de zwakke punten te bepalen wanneer het aan jou is om je bezig te houden met sociale media. Verwacht dat er een aantal vergaderingen zullen worden georganiseerd waarin het management over de objectieven spreekt, en waarin de generale begeleiding wordt geraadpleegd. Het is van belang dat de grenzen van het project goed worden afgebakend voor de toekomst. Het doel van deze fase is zinvolle informatie te verzamelen om het management te helpen bij het nemen van beslissingen om zich al dan niet bezig te houden met sociale media. Als het antwoord luidt “Nee, we zijn er niet klaar voor”, betekent dit echter niet het einde van het project. Identificeer de uitdagingen en de obstakels en probeer een manier te vinden om ze te overwinnen. Als het management het volgende antwoordt: “We willen er ons absoluut niet mee bezig houden “, dan zal je de redenen moeten behandelen, of gewoon aanvaarden dat hun antwoord nee is De INCLUSO testprojecten tonen een groot potentieel om te zorgen voor jongeren en een korte opzoekingswerk op het internet toont dat talrijke organisaties de sociale media gebruiken om voordeel te halen uit hun werk met jongeren. Dus, wees positief.

DEEL 2: Bepaal uw resultaten Dit deel gaat over strategisch denken. Het komt nadat de beslissing werd genomen om verder te gaan, maar voor je begint met de implementatie. In deze fase leg je de fundamenten voor je sociaal mediaproject en het is absoluut van levensbelang dat je er tijd aan besteedt, en het moet absoluut duidelijk zijn op welke resultaten je wenst te focussen en hoe je dit wil bereiken. In Deel 1 heb je al een soort evaluatie moeten hebben gemaakt over wat sociale media je organisatie kunnen bijbrengen, en de doelstellingen hebben bepaald voor het sociaal mediaproject. Je moet goed weten dat het niet de technologie die de drijvende kracht zal zijn maar je plannen die de vorm van je project zullen bepalen. Kijk naar wat je eerst wil bereiken en zie hoe het gebruik van sociale media dat kan ondersteunen

De tabel hierboven illustreert een reeks offline doelen waar er dagdagelijks aan gewerkt wordt in sociale jeugdorganisaties. Het was met dit schema dat de INCLUSO projecten hun tools en activiteiten kozen. Dit schema beperkt de mogelijke doelstellingen niet, het richt alleen een structuur op om een discussie te starten. De literatuur die doet denken aan sociale media, kan worden gebruikt als een tool om de creativiteit van jongeren te ontwikkelen, te ontdekken en te verhogen. De communicatiemogelijkheden via tekst, muziek, beelden en films zijn enorm toegenomen, hoewel het creëren van een site om jongeren aan te trekken niet gemakkelijk is. Bied hun plezier aan, in alle betekenissen van de zin, en zorg ervoor dat je site belangrijke informatie bevat, zoals roosters, nieuws en zo verder. De persoon die instaat voor het onderzoek in Deel 1 is onmisbaar in deze fase. Deze persoon zou moeten werken naast het management om het potentieel te vergelijken van de sociale media met de resultaten van de organisaties. Overleg in het breed binnen de organisatie want je zou verrast kunnen zijn over wie een mening heeft. Dit zal bijdragen tot het gevoel van betrokkenheid, eigenaarschap en enthousiasme voor sociale media. Online activiteiten moeten geenszins een concurrent zijn van de dagelijkse activiteiten. Sociale werkers hechten veel belang aan sociale contacten. Sociale mediatools nemen zeker het offline face to face contact niet over. Het INCLUSO onderzoek toonde aan dat de

jongeren life contacten verkozen met coaches en raadgevers boven online contacten, maar aan de andere kant, indien mogelijk, hebben ze ook tal van online contacten met coaches en raadgevers. De online contacten versterken de face to face contacten. Als algemene aanbeveling, suggereren we u om langzaam en veilig te starten: begin met die dingen die de meeste kans maken op succes en bouw daar verder op. Dat is ook wat we geleerd hebben in de 4 proef projecten. Probeer niet te ingewikkeld te zijn. Dit fase gaat over hoe juist te organiseren, dus neem tijd om over uw objectieven na te denken en hoe deze online te vertalen. Probeer het eenvoudig te houden. En vergeet niet, dit alles moet leiden tot heel wat voordelen, hetzij wel niet onmiddellijk. Ze zullen op lange termijn komen, je moet daar op voorbereid zijn.

DEEL 3 Bereid je organisatie voor Er is veel te doen in deze fase. Dit komt voor wanneer de dingen beginnen te bewegen. Onderzoek werd in deel 1 uitgevoerd, daarna werden de doelstellingen en de resultaten vastgelegd in Deel 2 (op voorwaarde dat een beslissing werd genomen om verder te gaan). Hoe duidelijker je was om de resultaten en de objectieven vast te leggen, hoe eenvoudiger het volgende zal zijn. Dat is de belangrijkste ontwikkelingsfase. In deze fase zal u vooral focussen op de begeleiding en zijn overtuiging, behoeften en bekwaamheden. Terwijl het doel van sociaal media project erin bestaat nuttig te zijn voor jongeren, zal het overgrote deel van je voorbereidend werk, alvorens je project te lanceren, erin bestaan te focussen op begeleiding. Ondanks de koers van het INCLUSO project, hebben de organisatiecoördinatoren meegedeeld dat de behoeften van de begeleiding steeds belangrijker werd. De aanbevelingen hier weerspiegelen dat belang.
Identificeer de meest gemotiveerde begeleidingleden en bouw een werkgroep rond hen. Op lange termijn is het belangrijk dat iedereen je sociaal mediaproject steunt, maar in het begin is het beter het enthousiasme te bundelen. Eis dat het gedrag van de mensen belangrijker is dan de vaardigheden wanneer het er op aankomt nieuwe tools aan te nemen. Als de mensen echt enthousiast zijn, zullen ze een manier vinden om te leren wat ze nodig hebben. ‘Normaliseer’ je sociaal media activiteiten door het project op een andere manier te doen dan de organisatie. Duidelijke communicatie moet een de centrale pijler worden van je werk met de begeleiding. Maar vergeet niet om het management erbij te houden, jongeren en stakeholders actualiseren de ontwikkelingen. Probeer een breed eigenaarschap van dit project aan te moedigen door consultatie en communicatie.
De sleutelkwestie van communiceren is dat het project gefocust is op ‘hoe nuttig te zijn voor jongeren’. Vertrekkend hiervan, ontwikkel hun ideeën over hoe jongeren nuttig kunnen zijn (toon ze echte voorbeelden uit het INCLUSO handboek), en verklaar dan dat de volledige begeleiding deze doelstellingen bereikt. Doe dit aan de hand van de conclusies uit het INCLUSO project: als de begeleiding er niet voor zorgt, zullen de activiteiten van de jongeren beetje bij beetje uitsterven. Wees realistisch en neem aan dat het werk veranderingen mee zal brengen (probeer dit niet te verbergen), maar ondersteun de begeleiding met trainingen en de mogelijkheid om terug te komen op hun vooruitgang. Lanceer niet te snel, maar geef hen tijd om de nieuwe

manier van werken gewoon te worden. Maak hen duidelijk dat het objectief is om bestaande taken ook online te vervullen. Op deze manier moet het sociaal mediawerk niet worden gezien als een extra, maar als een andere manier om dezelfde taken te doen. Verandering zullen komen, maar meestal in platform (van papier naar online) eerder dan in werkvolume. Stel een realistisch rooster voor trainingen, met feedback opportuniteiten en een eigen support. Toon aan dat je luistert naar de begeleiding bezorgdheden en vaardigheden. Probeer niet om de verandering te verbergen in een werkmodel dat een sociaal mediaproject tot gevolg zou hebben. De begeleiding zal het ontdekken en zal het vertrouwen verliezen in het project en in het management. Wees realistisch over de support die je kan geven en de tijd dat het zal nemen. Neem aan dat het een nieuw werkterrein is, en dat je niet alle antwoorden kent, niemand kan dat. Beloof niet dat sociaal media een antwoord zijn voor alle jongeren en hun problemen. Niemand doet dat. Maar het biedt nieuwe communicatiemogelijkheden waarvan veel op de juiste manier worden gebruikt. Hoewel de begeleiding doorslaggevend is voor het succes van een sociaal media project, zijn er andere groepen die moeten worden geraadpleegd: stakeholders en natuurlijk de jongeren. Stakeholders (raden, partners, comités,) dienen overtuigd te worden en ingelicht van de waarde van de investering die vereist is. Gebruik de voorbeelden van INCLUSO en toon waar dan ook wat moet en wat kan worden verwezenlijkt. Als je kan tonen dat hun belang in de strategie, detail en design van uw sociaal media project weerspiegeld is, zal het een lange tijd duren voor je van hun steun kan genieten. Jongeren : het klinkt eenvoudig, maar vergeet niet de jongeren te polsen met wie je zal samenwerken. Als ze zeggen dat ze niet geïnteresseerd zijn, hou dan rekening met wat ze zeggen. Zijn ze ertegen gekant, of kan je via enkele antwoorden zien en bepalen dat ze zich niet betrokken voelen. Juist omdat ze niet geïnteresseerd zijn, betekent niet dat ze er zich niet mee zouden bezighouden. Blijf op de hoogte van de online activiteiten van de jongeren en dit zal zeker helpen nieuwe opportuniteiten te ontdekken voor engagementen of tendensen voor wanneer ze online gaan of voor wat ze doen. Zorg ervoor de ICT uitrusting (software, hardware en infrastructuur) adequaat zijn voor het project. Het is van belang om aan details te denken, dingen zoals: zullen de gebruikers over voldoende tijd beschikken aan de computers, wie zal ze onderhouden, zijn er wel computers beschikbaar, enz. En vergeet de internetaansluiting niet. Sommige lokale overheidsinstanties blokkeren sociaal media sites (zoals Bebo, Facebook, You Tube, Netlog, enz ) Het kan weken duren vooraleer deze blokkeringen worden opgeheven, dus controleer dat zo snel mogelijk. Er is veel te doen in deze fase, dus zorg ervoor dat je georganiseerd bent.

Engagement met volle begrip en verplichting voor iedereen zijn essentieel voor succes o Communiceer binnen de hele organisatie o Wees georganiseerd: introduceer follow-up procedure, schat het succes en organiseer feedbacks o Identificeer de bijzondere belangen van de verschillende begeleidingleden en probeer op de activiteiten en taken te focussen rond deze belangen o Moedig en steun de begeleiding teneinde ze volkomen gemotiveerd zijn o Herken en beloon de bijdrage geleverd door de begeleiding aan het sociaal mediaproject o Voeg nieuwe taken toe aan de jobbeschrijving van de begeleiding o Introduceer zo vroeg mogelijk een aanspreekpersoon voor je site en toepassingen zodat de prioriteiten voor het gebruik kunnen vastgelegd worden. Wees realistisch (creëer geen onrealistische verwachtingen binnen de organisatie, de ploeg of met jongeren) o Onrealistische verwachtingen kan ontgoocheling creëren die kan leiden tot desinteresse o Vereenvoudig zoveel mogelijk het project en verklaar het zo vaak als het vereist is. Bepaal duidelijke en transparante communicatiekanalen met alle stakeholders o Duidelijke communicatielijnen moeten worden vastgelegd tussen management, begeleiding, jongeren en andere stakeholders o Negatieve signalen, geen deelname en weerstand zullen worden genoteerd en au sérieux worden genomen Zorg ervoor dat alle stakeholders betrokken zijn bij de ontwikkeling o Hou de stakeholders op de hoogte en moedig ze aan o Betrek de jongeren tot het project reeds bij het begin o Betrek je stakeholders tot het ontwerpen van je projecten en moedig participanten / leden aan o De jongeren moeten de co-architecten van het project zijn. o

DEEL 4: Kies de juiste middelen In deze fase wordt er gekeken naar de beschikbare sociale mediatools en hoe ze uit te werken en welke het meest geschikt zouden zijn voor uw organisatie. Dit deel komt logischer wijze na de delen 1, 2 en 3 die raad gaven aan het onderzoek, de strategie en de voorbereiding. Deze sociale mediamiddelen die door de organisatie worden gekozen zullen het type activiteiten beïnvloeden waarmee de organisatie zich zal bezighouden met jongeren. Daar is een enorm pakket middelen en technologieën en de keuze kan verbijsterend zijn. Als je op het internet surft, zal je zeer gevarieerde sites vinden die proberen deze enorme lijst te reduceren in een beheerbaar aantal categorieën.,waarin de middelen meestal dezelfde functie delen. Wikipedia is hiervan een voorbeeld. Zijn korte lijst bevat middelen die het volgende toelaten: • Communicatie: blogs en microblogs zoals Blogger en Twitter, sociale netwerken zoals facebook en Netlog)

Samenwerking: (zoals Wikipedia; sociale bladwijzers zoals Delicious) Multimedia : (sites die foto’s en video delen zoals You Tube en Flickr)
Het Wikipedia artikel bevat drie andere categorieën (herziening en opinie, entertainment en merk monitoring), maar de drie eerste zijn de belangrijkste. Dit soort categorisatie kan bijdragen tot een vereenvoudiging van de selectieprocedure.
Beperk de soorten functionaliteiten waarvan je denkt dat ze geschikt zijn voor je doelen. Het is aanbevolen dat je kijkt naar gratis middelen, om de kosten te verminderen en duurzaamheid aan te moedigen. En vermijd je eigen toepassingsplatform te ontwikkelen, dat zou veel te duur zijn, en het zou de prioriteit van ‘hou het simpel’ over het hoofd kijken en de waarschijnlijkheid negeren dat er misschien reeds iemand is die gecreëerd heeft wat je voor ogen had. Analyseer de andere organisaties om te kijken naar wat ze gebruiken om gelijkaardige dingen te doen. Overloop de ervaringen van de pilootpartners in het INCLUSO project. En vergeet niet dat er meer te leren valt van wat niet werkte en waarom dan van wel werkte. Zoek contact met mensen met dezelfde ideeën die de sociaal netwerken trouw zijn zoals het Youth Work Online dat in het UK gelegen is. Deze leden wisselen hun ervaringen uit en vragen raad aan meer ervaren mensen. Benader de kennis en de ervaring van de individuen die het oorspronkelijke onderzoek leiden voor de organisatie (Deel 1: Is het goed voor u?)
De audit van de begeleidingvaardigheden en de activiteiten geleid in Deel 1 en Deel 3 moeten aantonen of er iemand reeds een informele site heeft gecreëerd voor de organisatie. Deze kan misschien gebruikt worden voor uw sociaal media doeleinden. Maar vergeet zeker niet wat de organisatie reeds gebruikt wanneer ze naar een middel zoekt. Ze kan misschien de tool gebruiken dat ze nodig heeft, zoals email bijvoorbeeld voor de samenwerking. Het doel moet een klein aantal tools selecteren die als focus voor meer onderzoek moeten dienen om te weten welke het meest geschikt zijn.
Onthoud dat veel gratis middelen geld verdienen door zich bezig te houden met advertising. Dit geldt voor het overgrote deel van de sociale netwerken. Sommige INCLUSO piloten gebruikten een sociaal netwerk applicatie Ning (toen gratis). Die adverteerde voor singles, en autoverzekeringen (Dit waren Google Ads). Deze factor werd altijd naar voren gehaald gezien het gebruik van Ning en men beschouwde het risico als zijnde beperkt, vergeleken met de winsten behaald door de site zelf. Nu ning betalend is 3€/maand zijn deze advertenties verdwenen.

Andere resultaten waar men bewust van moet zijn, is het eigenaarschap van gegevens van leden, de bedreiging voor je site/vereniging wanneer een gratis middel privé wordt en een “betaal voor” model aanneemt. Kijk naar Hoofdstuk 7: bewust zijn van, voor meer informatie over bedreigingen, veiligheid, privacy en ethiek. Dit zijn allemaal onderwerpen waar rekening mee moet worden gehouden bij het selecteren van een sociaal mediatool.
Natuurlijk, focus u terug naar de oorspronkelijke groep, namelijk de jongeren. Vraag hoe de jongeren in de organisatie zullen toegang hebben tot de site en hoe ze deze zullen gebruiken. Breng deze informatie in een beslissingsprocedure. Bespreek het met hen, vergelijk het met wat ze reeds gebruiken. Zoek naar de functionaliteit die ze het meest gebruiken. Is het iets dat ze kunnen gebruiken voor de doelstellingen en resultaten van hun organisatie?

DEEL 5: Van start Dit deel gaat over implementatie. Ploegselectie, begeleidingtraining, technische voorbereiding en infrastructuur, selectie van de sociale mediatools zullen gelijktijdig plaatsvinden.
De organisatie selecteert een groep individuen die de doelstellingen ondersteunen van het sociaal mediaproject. Hopelijk beschikken ze over voldoende ICT kennis. De persoon die het onderzoek leidde vanaf het begin, moet zeker een lid van de groep worden. De overige begeleiding die geen lid worden van de groep kunnen later in het project gemotiveerd worden door de resultaten en alsnog aansluiten.
Als jullie organisatie kleinschaliger is, zou het beter zijn dat elke persoon deelneemt aan het project. Elke organisatie zal moet uitzoeken wat geschikt is voor haar situatie. Een vuistregel, hoe dan ook, een werkgroep zou idealiter moeten bestaan uit 3 personen, met inbegrip van een persoon die het management vertegenwoordigt en iemand die de jeugdwerkers vertegenwoordigd. De opleiding voor deze sociaal media ploeg zou moeten bestaan uit motivatie en voorbereidingssessies waarin ze zouden leren hoe het sociaal

mediaproject zal werken, het voordeel voor de jongeren, de invloed op hun werkvloer, de veranderingen in de organisatie en zo verder. Dit team zou beslissingen moeten nemen over zijn activiteiten, structuur en functie. Onthoud!: maak het team eigenaar van het project (als bij de jongeren, management, andere begeleiding en stakeholders). Probeer absoluut niet om de eindbeslissing te nemen voor een tool zonder dit te bespreken binnen de werkgroep. Hierdoor ontbreekt er een hoofdopportuniteit om een eigendomproject te ontwikkelen. (dit is de reden waarom we aanraden om deze selectie niet te maken in het vorige deel; Deel 4. De eindbeslissing over de tools die hier moeten worden genomen, bevindt zich in een korte lijst samengesteld in de vorige fase. De reden waarom de tool werd gekozen, zou zeer helder moeten zijn, zo zouden de objectieven en resultaten de focus moeten zijn van het sociaal mediaproject.
De beslissingen zullen worden genomen door de werkgroep hoe de functionaliteit te gebruiken van de gekozen tool om jongeren te betrekken. Met andere woorden, hoe zal je het door jou gekozen tool gebruiken? Lees hoofdstuk 3. Voorbeelden van wat je kan doen, als u het INCLUSO handboek gebruikt. De activiteiten daarin opgesomd, werden uitgeprobeerd door INCLUSO leden. Sommige functioneerden, andere niet, maar het is zeer relevante informatie voor elke organisatie die betrokken is bij een sociaal media. Lees ook de uiteenlopende gevallen bij elk onderdeel van hoofdstuk 2. Start een project en run het, in het INCLUSO handboek.
Een volledige technische audit zou gelijktijdig moeten worden uitgevoerd. De bijdragen tot deze audit werden uitgevoerd in Deel 1. Is het goed voor jou, hoe beantwoordt het de behoeften van het project, hoe kan het worden veranderd, wat zijn de kosten hiervoor, en opties en alternatieven voor deze resultaten. Iemand zal deze audit moeten leiden.
Bepaal of de pc’s die zullen worden gebruikt door de werkgroep, begeleiding en jongeren in orde zijn en geschikt voor het sociale mediawerk. Het zou ook moeten worden vastgelegd of ze moeten worden ge-updated en hoeveel het zal kosten. De internettoegang zou van redelijke kwaliteit moeten zijn en zou een gepaste toegang hebben tot sociale media sites.
Vergaderingen zullen moeten worden gehouden om de vooruitgang die de organisatie maakt mee te delen naarmate de lanceringsdatum nadert. Dit zou moeten worden toegepast voor de hele organisatie. Laat de feedbacks je niet afschrikken. Deel elke negatieve informatie mee, beschouw deze informatie als een opportuniteit en overtuig de mensen over het potentieel in sociale media.

De training over het gebruik van de geselecteerde tools gebeurt hier ook. De werkgroep moet de tools kunnen gebruiken, hoe ze functioneren, hoe ze worden aangepast. Ze zullen de jongeren opleiden en ze zullen dus al hun vragen moeten kunnen beantwoorden, maar wees niet bang dat binnen de kortste tijd de jongeren veel meer zullen ontdekken over het tool dan de begeleiding weet.
Hier kom je op een punt waar de ervaring in de media tools groeit en er een goede kennis ontwikkelt van het potentieel van de geselecteerde tools. Hier is ook het moment dat een actieplan moet worden ontwikkeld. Het actieplan is het rooster voor de overige ontwikkelingsfases in het sociaal mediaproject, alsook de nieuwe resultaten als monitoring, feedback en evaluatie (dit zal hier worden bestudeerd in de volgende fases. Hier wordt bepaald welke activiteiten zullen worden gedaan, alsook hoe en waarom ze zouden worden besproken Alles draait rond afspraken. Ontdek de principes van hoe zich voor jongeren op te stellen, leer de redactionele vaardigheden en de besluitvorming met betrekking tot de online activiteiten en het gedrag van de jongeren Focus op je activiteiten, hoe ze zullen worden uitgevoerd, en tracht de reacties van de jongeren te voorspellen. En natuurlijk, focus op je resultaten, en op de jongeren die de site zullen gebruiken.
Het actieplan zal toegankelijk zijn voor diegenen die ervoor zorgen en ertoe bijdragen. Het zal duidelijk tonen wie erbij betrokken is en hun specifieke taken. Het zal ook tonen hoe en wanneer de evaluatie en de monitoring zullen worden gedaan.
Vergeet niet om een startdatum te geven zodat je organisatie weet wanneer het werk zal beginnen. Je zal ook de volgende zaken in de organisatie moeten behandelen en er afspraken rond maken : 1. Veiligheid, 2.Privacy, 3 Zekerheid 4 Ethiek.
Het management zal absoluut enthousiast zijn te zien dat alle risico’s en gevaren zullen worden behandeld, maar ook dat richtlijnen ter bescherming van deze topics worden nageleefd en dat het privé leven van de mensen tevens wordt gerespecteerd

Uiteindelijk zal je de site lanceren. Dit kan een “geleidelijke lancering” zijn (jongeren registreren en ze opleiden om de site te gebruiken zoals je die hebt opgericht) of een lancering met veel ophef om de jongeren aan te trekken.

Deel 6: Hou je project op gang Ten slotte kom je in de fase waarin je een relatie opbouwt met jonge mensen via je social mediatool. Deze fase begint onmiddellijk na de opstart van het sociaal mediaproject. In deze fase zal de werkgroep, personeel, management, de organisatie en stakeholders worden getest op hun engagement voor het project. Zij zullen nieuwe werkwijzen toepassen, hun houding veranderen, leren uit de feedback, opleiding en innovatie.

Mogelijk doet zich een stijging voor van de activiteit bij de jongeren wanneer ze pas lid worden van je site of beginnen te interageren via je mediatool. Dit is gebruikelijk en werd meer ervaren door pilootpartners van INCLUSO. Maar de partners merkten ook een plotse afname van hun activiteit, een fenomeen dat zich vaak voordoet in ICT-projecten met jongeren. De grafiek in de INCLUSO manual geeft een goede voorstelling van dit fenomeen. Wees dus niet teleurgesteld wanneer dit gebeurt. Beschouw dit moment als de start van het ‘echte’ engagement.
Voor relevante voorbeelden bij pilootpartners van INCLUSO, lees je best een aantal cases in Hoofdstuk 2: opstarten en managen van een project, in het online handboek van INCLUSO. Dit is de lange termijnfase van je project waarin je de site op gang houdt. Het betekent dat je het actieplan implementeert dat je hebt opgemaakt in de vorige fase, Deel 5: Van start. Je begrijpt dat hoe meer voorbereidend werk je hebt geleverd in het actieplan, hoe gemakkelijker het voor de werkgroep is om te plannen en te voorspellen wat er zal gebeuren in de komende weken en maanden.
Feedback is een cruciaal element in deze fase. Feedback krijg je wanneer het personeel de mogelijkheid heeft om zijn werkzaamheden te bespreken. Zij zullen het onvermijdelijk hebben over de extra werklast. Het is dan de taak van het hoofd van de werkgroep om hen te helpen de extra werklast aan te pakken. Dit kan door prioriteiten te wijzigen, tijd en inspanningen anders te verdelen, nieuwe mensen aan te trekken, extra middelen te zoeken enz. De extra werklast is een klacht die vaak terugkeert in de feedback van de pilootpartners van INCLUSO. Een eenvoudige manier om dit aan te pakken is: ‘taken die je normaal offline uitvoert over te zetten naar het online platform’. Dit betekent dat de leden van de werkgroep hun bestaande job zullen uitvoeren via de social mediasite of -tool (praten, advies geven, bezig zijn met jonge mensen), in plaats van dit op een traditionele manier te doen (persoonlijk, op papier, affiches, enz.). Je vindt voorbeelden hiervan in veel cases van Hoofdstuk 2: Opstarten en managen van een project, in het handboek van INCLUSO.
Luisteren naar de werkgroep (en al het ander betrokken personeel) en hen helpen is een cruciaal onderdeel om het engagement voor het project te doen standhouden. Hoe zichtbaarder dit engagement is, hoe beter. Organiseer vergaderingen en bied zoveel mogelijk kansen aan de mensen om feedback te geven over hun ervaringen. In het begin zal de feedback vooral bestaan uit vragen over hoe ze de online tool moeten gebruiken en over het gedrag van de jongeren waarmee zij interageren. I.v.m. opleiding: de pilootpartners van INCLUSO rapporteerden allemaal dat het personeel voortdurend ondersteuning nodig had om een brede kijk op het project te behouden, om persoonlijk en organisatorisch gemotiveerd te blijven en nood hadden aan initiële en permanente vorming. Dit is een belangrijk

onderdeel van de activiteiten in mediaprojecten binnen een jeugdwerkorganisatie. Onderschat dit niet.
I.v.m. het gedrag van de jongeren: soms zal het gaan om ongepast gedrag. De gedragsvorm zal afhankelijk zijn van de functionaliteit van de tool die je gebruikt. Maar het is zeker dat jongeren een manier zullen vinden om met onverwachte dingen op de proppen te komen, welke tool je ook kiest. De pilootpartners van INCLUSO rapporteerden ongepast taalgebruik in persoonlijke profielen en commentaren over vrienden, pestgedrag, opladen van licht seksueel uitdagende video’s en foto’s van andere bronnen op het net, referenties via foto- en videolinks naar asociaal gedrag zoals drugen alcoholmisbruik, vechten, gebruik van vuurwapens enz. Dit soort kwesties moet besproken worden op de vergadering van de werkgroep en het team. Deze observaties zijn allemaal stuk voor stuk grote bronnen van informatie in het begeleiden van deze jongeren. Verwijs naar de gedragscode die ontwikkeld werd in Deel 5: Van start, om hiermee om te gaan. Herschrijf de gedragscode indien nodig.
De werkgroep zal ook desinteresse ondervinden bij de jongeren. Hoe kan hun interesse en engagement worden gestimuleerd ? Nog een kwestie die moet besproken worden op de vergadering van de werkgroep. Een oplossing die door een pilootpartner van INCLUSO wordt aangereikt is de volgende: 1) Zorg ervoor dat de site bezoeken noodzakelijk is (zodat ze moeten interageren om iets te bereiken wat voor hen belangrijk is), 2) Bied hen iets aan dat ze ENKEL via deze site kunnen krijgen (bijv. foto’s of activiteiten enz.), en 3) Bied hen de mogelijkheid om plezier te maken gerelateerd aan de inhoud van de site (commentaren naar vrienden en personeel).
Al deze activiteiten kunnen een verandering van werkwijze met zich meebrengen en vergen een andere houding van het personeel. Organisaties reageren verschillend op deze uitdagingen. Bied duidelijke feedbackkanalen aan en zorg ervoor dat bezorgdheden van het personeel worden aangepakt. Zo vergroot je de kans om deze obstakels succesvol uit de weg te ruimen. Bij elke stap zal de werkgroep opportuniteiten krijgen om te innoveren. Ze zullen zich aandienen als obstakels, uitdagingen, hindernissen, problemen, maar het is belangrijk om ze te zien als opportuniteiten die op hun beurt creativiteit en lateraal denken vergen om ze te overwinnen en stappen voorwaarts te zetten. Bouw de activiteiten van de werkgroep in alle gepaste organisatievergaderingen en –rapporten. Dit helpt om het in te bedden in de hele organisatie en versnelt de aanvaarding van het project als een normaal onderdeel van het werk en niet als iets ‘extra’ dat het personeel doet. Een belangrijke doelstelling van de werkgroep is het zoveel mogelijk te integreren in het dagelijks werk. Wij noemen dit ‘inbedden’. Online activiteiten inbedden betekent een verandering van

zienswijze bij het personeel, en dat is niet gemakkelijk. Het is een lange termijndoelstelling, maar met wat planning is het heel snel realiseerbaar (op kleine schaal). De feedbackstructuren die je opgericht hebt als onderdeel van je actieplan (zie Deel 5: Van start) komen hier van pas. Het biedt de werkgroep de mogelijkheid om hun ervaringen te delen, hun technieken en aanpak verder te ontwikkelingen en hun werkwijze te verbeteren. Het is ook een belangrijke ervaring om de cohesie binnen de groep te versterken. Social mediatechnieken zijn vrij nieuw en de betrokkenen kunnen zich geïsoleerd voelen in hun werk, overweeg dus om toe te treden tot een sociaal netwerk voor jeugdwerkers die social media gebruiken voor hun werk (zie www.ukyouthonline.ning.com in de UK. In jouw land kunnen er gelijkaardige netwerken bestaan).
Deze netwerken zijn ook nuttig op andere manieren: je leert welke tools en technieken anderen gebruiken – dit helpt je om te innoveren en houdt je aanpak fris en flexibel. Vraag ook de mening van de gebruikers van je social media-activiteiten. Het is cruciaal dat je luistert naar wat jongeren zeggen over je site of tool. Overweeg om een focusgroep in leven te roepen of een informele chatsessie te organiseren om te horen wat ze wel en niet goed vinden aan je site of tool. Belangrijk voor degenen die betrokken zijn in de social media-activiteit (alsook het andere personeel, management en stakeholders) zijn de kleine successen. Blijf verwijzen naar je organisatiedoelstellingen en de projectresultaten en merk op waar er iets beweegt. Teken deze successen op en blijf vooruit gaan.

Deel 7: Monitoring en evaluatie Dit is de laatste stap in een duidelijk gedefinieerde reeks van belangrijke projectfasen, waarbij de jongeren in contact worden gebracht met sociale media (Deel 8: Duurzaamheid, het deel dat volgt, handelt over een concept dat in elke stap van het sociaal mediaproces van toepassing is, en dus apart moet worden beschouwd van de andere zeven fases die opgesomd zijn in Hoofdstuk 2). Hier gaat het over monitoren hoe je sociale mediasite functioneert en vaststellen wat er gebeurt. Monitoring betekent gegevens verzamelen en evalueren betekent de betekenis ervan achterhalen. De informatie die je verzamelt moet gebruikt worden als feedback voor het functioneren van de site, maar kan ook gebruikt worden om te tonen aan management/stakeholders enz. hoe doeltreffend hun investering is geweest.
Je kan de meting kwantificeren, door numerieke data te gebruiken, aantal interacties enz. Wees realistisch over je vooruitgang en probeer niet te verbergen dat er iets niet werkt.

Gebruik het meetinstrument dat je bij de start inbouwt in je site om je site en activiteiten te beoordelen. Het helpt je om de activiteiten van de jongeren te kwantificeren, te tonen wat zij doen en waar zij niet van houden, wat werkt en wat niet werkt. Gebruik anekdotisch bewijsmateriaal, in de vorm van jongerenactiviteiten, ad hoc opmerkingen enz., als kwalitatief materiaal. Je kunt dit kwantitatief en kwalitatief materiaal gebruiken om je werk te meten en te evalueren t.o.v. de doelstellingen die je hebt vastgelegd bij de start van je project.
Als je de gegevens vergelijkt met je doelstellingen, moet je ook succes- en faalcriteria vastleggen. De werkgroep moet over deze criteria beslissen. Je moet kunnen voorspellen wat tekenen van succes zijn. Denk aan je resultaten en doelstellingen. Dit zijn de doelen waarnaar je streeft en succes en falen staan in relatie tot deze doelen. Uiteraard dient al dit werk voor het welzijn van de jongeren, dus moet je goede en slechte ervaringen noteren, opmerkingen bijhouden en ervaringen uit personeelsvergaderingen rapporteren. Dit zal je helpen om een evaluatie te maken en het biedt je feedback over het werk dat je doet. Creëer kanalen voor jongeren om feedback te geven en zorg ervoor dat zij van het bestaan van deze kanalen afweten, dat zij weten hoe ze te gebruiken en wat zij er kwijt kunnen. Dit soort activiteiten draagt bij tot het eigenaarschap van de site.
AANBEVELINGEN - ORGANISATIE • Monitor activiteiten in je organisatie o Verzamel regelmatig gegevens. Wekelijks is waarschijnlijk te veel, maandelijks ongeveer goed o Herinner de werkgroep en de rest van het personeel eraan om voorbeelden over gebruik en ervaringen van jongeren en personeel bij te houden o Spreek erover met je werkgroep van jeugdwerkers – zij zijn van onschatbare waarde om te helpen monitoren en evalueren o Leg succes- en faalcriteria vast (met de jongeren in gedachten) • Evalueer activiteiten in je organisatie o Onderzoek de indicatoren voor online activiteiten (Google Analytics, aantal berichten enz.) o Gebruik de bestaande evaluatieprocedure (probeer om GEEN nieuwe procedure op te stellen) o Als je geen evaluatie-instrument hebt, bekijk dan Hoofdstuk 6: Impact meten o Vel een oordeel over de relevantie van wat je doet en de instrumenten die je gebruikt – blijf vergelijken met doelen en resultaten. o Maak van de evaluatie een terugkerend punt op de agenda van de personeelsvergadering o Zet je evaluaties op papier zodat je elke maand kan vergelijken (of zo vaak als nodig) o Om de zes maanden of zo moet je een langere termijnevaluatie maken van de ervaringen en de prestaties van het personeel m.b.t. het sociale mediaproject

AANBEVELINGEN - JONGEREN • Monitor de activiteiten van de jongeren o Vergeet niet dat je project is opgezet voor jongeren, raadpleeg hen dus o Monitor indicatoren voor online activiteiten (Google Analyctics, aantal berichten, observeer hun handelingen wanneer ze online zijn enz.) o Verzamel online gegevens over de ervaring van jongeren met het sociale media project o Gebruik korte online vragenlijsten zoals korte polls of enquêtes om de resultaten van het project te meten o Zorg dat je meetinstrumenten beknopt en bondig zijn o Zorg voor duidelijke formele en informele kanalen waar jongeren hun mening kwijt kunnen over het sociale mediaproject o Noteer ad hoc commentaren, maar zorg ook voor meer formele feedbackmogelijkheden over hun ervaringen, verbeteringen enz. o Probeer online feedbackmogelijkheden te voorzien, zoals een tab op de navigatiebalk van de site, zodat jongeren altijd feedback kunnen geven • Evalueer de activiteiten van de jongeren o Leg succes- en faalcriteria vast (met de jongeren in gedachten). Deel 8: Duurzaamheid Dit deel moet een antwoord bieden op de onvermijdelijke vraag: hoeveel zal dit kosten? Natuurlijk kan deze vraag niet beantwoord worden zonder op een specifiek project te focussen. Maar als je dit deel leest, zal je de nodige kennis opdoen om een goede inschatting te maken. Uitrekenen hoeveel iets zal kosten is niet gemakkelijk. Het vergt heel wat detailwerk en kan heel wat tijd in beslag nemen om alle eindjes bij elkaar te brengen.

De inspanning wordt beloond als je een realistisch beeld krijgt van de kosten EN het voordeel ziet van een sociale mediaproject op te starten. Wij wijzen erop dat dit een extra deel is, naast de zeven stappen die al zijn opgesomd om een sociale mediaproject voor gemarginaliseerde jongeren op te starten en te managen. De zeven stappen moeten in een de juiste volgorde worden uitgevoerd, maar Deel 8.
Duurzaamheid, is een doelstelling die doorheen de hele levenscyclus van het project in beschouwing moet worden genomen. Lees de aanbevelingen hieronder, vorm je een goed beeld van je organisatie en weeg kosten en baten af om je te engageren in een sociale mediaproject. Maak voldoende tijd vrij om de belangrijkste organisatorische middelen die nodig zijn voor het project in kaart te brengen. Het gaat om mankracht, ICT hardware en software, internettoegang voor jongeren, onderhoudskosten enz. Wees realistisch bij de inschatting van deze elementen. Gebruik de inzichten die je verkregen hebt tijdens het INCLUSO-spel (zie Deel 1: Is dit iets voor jou ?). Als je kosten, tijd of inspanningen onderschat, zal je waarschijnlijk problemen ondervinden op deze vlakken.
Natuurlijk draait het niet alleen om de kosten. Je organisatie zal ook kosten kunnen besparen. Kijk uit naar opportuniteiten voor externe financiering om zaken te betalen zoals de upgrading van de computers, opleiding van het personeel, ICT-ondersteuning enz. Wees proactief. Sociale media is ‘in’ en financieringsorganen zullen luisteren naar wat je te vertellen hebt. Er bestaat ook nog vrijwillige of gratis ondersteuning.
De boodschap is: wees creatief ‘think out of the box’ en kijk uit naar manieren om je noden te financieren. Denk eraan, duurzaamheid heeft alles te maken met kosten kunnen dekken.
