Feedback en de rol van feedback
In dit hoofdstuk gaan we in op wat feedback is en ook wat het niet is. Daarnaast beschrijven we waarom feedback zo’n belangrijke rol kan spelen bij het verbeteren van samenwerking en het functioneren van mensen. We lichten dit toe door inzicht te geven in hoe gedrag bij mensen ontstaat en hoe mensen gedrag van anderen interpreteren. Dit zal je helpen om goed voor ogen te hebben waarom je met feedback in staat bent om samenwerking en gedrag in de toekomst te verbeteren.
1.1 Wat is feedback wel en niet? De letterlijke betekenis van feedback is terugkoppeling. Als je feedback geeft, geef je de ander terugkoppeling op zijn gedrag en hoe dat gedrag op jou overkomt. Het doel hiervan is dat de ander in de toekomst zijn gedrag kan aanpassen op een manier die effectiever is dan daarvoor. Door het verkrijgen van feedback is iemand in staat om zich te ontwikkelen. Hij kan nieuwe vaardigheden en gedrag aanleren waardoor hij beter wordt in wat hij doet. Een ander effect is dat de samenwerking tussen feedbackgever en feedbackontvanger verbetert. Door het geven van feedback gun je de ander immers een kijkje naar binnen. Deze openheid is goed voor de relatie, want door het uitwisselen van hoe je elkaar ziet, raak je beter op de hoogte van wat de ander een goede en prettige manier van samenwerken vindt. We onderscheiden twee soorten feedback: positieve en negatieve feedback. Positieve feedback is feedback op gedrag dat de gever effectief, nuttig of prettig vindt (ook wel compliment genoemd). Het doel van de feedback is dat de ander het positieve gedrag in stand houdt of zelfs vaker gaat laten zien. Daar staat tegenover dat negatieve feedback gaat over iets dat de gever ongewenst, ineffectief of onprettig vindt. Hierbij is het doel dat de ander het benoemde gedrag gaat aanpassen of verminderen.

Beide soorten feedback worden gegeven vanuit een positieve intentie. Het predicaat ‘positief’ of ‘negatief’ wil dus niets zeggen over de aard van het gesprek of de bedoeling van waaruit de gever handelt. Als mensen over feedback praten, refereren ze meestal aan negatieve feedback. Velen hebben het idee dat negatieve feedback nuttiger is, omdat je er meer van kunt leren. Dit is niet terecht. Ook van positieve feedback kun je veel leren. Zo vertelt het je niet alleen wat je goed doet, maar ook wat je vaker zou mogen doen. Wellicht pas je het effectieve gedrag wel toe, maar alleen in bepaalde situaties. Aan de hand van de informatie die je uit positieve feedback haalt, kun je zo je gedragsrepertoire naar meer situaties uitbreiden. Positieve feedback heeft niet alleen een stimulerend effect, omdat het nou eenmaal erg prettig is om complimenten te krijgen. Het geeft je ook extra informatie over je gedrag, waarmee je je verder kunt ontwikkelen. Zeker als er sprake is van een ‘blinde vlek’. Bijvoorbeeld als de ontvanger vindt dat het gedrag waarvoor hij een compliment krijgt eigenlijk heel vanzelfsprekend is: door het compliment komt hij tot het besef dat dit voor anderen niet geldt. Commentaar leveren of kritiek geven
Om helder voor ogen te hebben wat feedback is, is het ook belangrijk om te weten wat feedback niet is. Commentaar leveren of kritiek geven wordt vaak als synoniem gebruikt voor feedback. Doorgaans wordt hiermee bedoeld dat je een oordeel geeft over de ander. Dat is niet hetzelfde als feedback geven. Effectieve feedback is juist zonder oordeel. Je spreekt je uit over het gedrag van de ander, maar veroordeelt hem of dit gedrag niet. Dit wil niet zeggen dat je geen mening hebt over wat de ander doet en al helemaal niet dat je deze mening maar voor je moet houden. Integendeel, goede feedback laat de ander niet raden naar hoe jij erin zit. Maar je gebruikt je mening om met de ander in gesprek te raken over hoe het anders kan. Als je commentaar of kritiek levert, heb je een ander doel. Je wilt gewoon kwijt wat je ervan vindt en richt je niet op mogelijke verbetering van de situatie. ‘Wat een slechte toespraak’ is bijvoorbeeld geen feedback maar commentaar. Het is een oordeel, niet bedoeld om iets te veranderen. Bij het geven en ontvangen van feedback is altijd de intentie aanwezig

dat er iets ten positieve kan worden veranderd of in stand kan worden gehouden. Verbetering eisen
Wanneer je besluit om feedback te geven, hoop je vaak dat er iets gaat veranderen. Die hoop moet echter geen eis worden, maar vaak is dat wel het geval. Zeker wanneer jij een hogere hiërarchische positie inneemt dan de ander, kan het gebeuren dat je, vaak onbewust, van mening bent dat de ander met jouw feedback aan de slag ‘moet’. Het is goed om je te realiseren dat dit onjuist is. Een ander heeft altijd de vrijheid om jouw feedback op waarde te schatten en te besluiten er niets mee te doen. De kunst van feedback geven is dan ook om invloed uit te oefenen zonder daarbij macht te gebruiken. Dit is de paradox van verandering: door eerst te accepteren dat de ander bepaald gedrag vertoont, vergroot je de kans om dit gedrag te beïnvloeden. Advies geven
In de praktijk worden het geven van feedback en het geven van advies nog wel eens door elkaar gehaald. Een goede collega heeft ruzie met een klant. Hij legt aan jou het verhaal uit en vraagt wat jij zou doen als je in zijn schoenen zou staan. Jij probeert je in te leven in zijn situatie en geeft aan hoe jij het zou oplossen. Dit is advies geven. Wanneer je advies geeft, ben je vaak niet direct betrokken bij de situatie. Je staat er los van. Juist die externe blik kan nuttig zijn bij het formuleren van een goed advies. Bij feedback geven ben je zelf een van de hoofdrolspelers. Het gaat erom wat het gedrag van de ander met jou doet. Dit maakt je emotioneel betrokken. Maar ook na het feedback geven aan de ander kun je vervolgens in de valkuil trappen dat je de ander gaat vertellen hoe jij de dingen zou aanpakken als je in zijn schoenen stond. Dan koppel je een advies aan de feedback. Wij raden dit af. Het voelt voor veel mensen prettig om advies te geven. Het plaatst hen in een expertpositie van waaruit ze anderen vertellen hoe het zou moeten. Daarnaast kunnen ze door een ander advies te geven de aandacht van zichzelf afleiden. Voor de ontvanger van het advies kan

het echter onprettig zijn. Het is beter wanneer deze zelf de ruimte krijgt om te bedenken wat hij met de feedback wil en kan doen.
1.2
Welke rol heeft feedback?
Door feedback maak je het mogelijk om gedrag en handelen in de toekomst aan te passen en samenwerking te verbeteren. Waarom is dat zo? Welke rol speelt feedback bij het veranderen van gedrag en samenwerking? Feedback kan zorgen voor inzicht in het gedrag van anderen en in het doel van hun gedrag. Door feedback te geven maak je bespreekbaar hoe dat gedrag op jou overkomt. Je zult merken dat mensen zich niet altijd bewust zijn van het effect van hun gedrag. Hiervoor is het uitwisselen van feedback waardevol. Soms komt het gedrag van anderen voort uit hele andere bedoelingen dan we denken. Daarnaast is het ook mogelijk dat je het gedrag van de ander verkeerd interpreteert, waardoor het effect heel anders is dan de bedoeling was. De rol van feedback is dat het gedrag en de effecten van dat gedrag inzichtelijk maakt door middel van een open en respectvol gesprek. En dit vormt vervolgens weer de basis om gedrag op een positieve manier te veranderen of aan te passen. Zonder de mogelijkheid voor het uitwisselen van feedback zouden er veel meer misverstanden en miscommunicatie bestaan. Dat komt omdat we alleen door het waarnemen van gedrag van anderen niet altijd in staat zijn om mensen op een juiste manier te begrijpen. Om dat verder toe te lichten gaan we wat dieper in op het ontstaan van gedrag van mensen en op de manier waarop mensen gedrag van anderen interpreteren. Dit zal je helpen om nog duidelijker op je netvlies te krijgen waarom feedback zo’n belangrijke rol kan spelen bij het veranderen van gedrag en het verbeteren van samenwerking. Gedrag van anderen beter begrijpen
Feedback is gericht op het gedrag van mensen; je beschrijft wat je een ander ziet doen. Dit is ook het enige wat je kunt waarnemen. Gedrag is echter nog maar het topje van de ijsberg. Wanneer je het gedrag van een ander waarneemt, weet je in principe nog niets over waarom iemand zich gedraagt zoals hij zich gedraagt. Met andere woorden: je kent de motieven van de ander niet.

McClelland heeft dit op een heldere manier inzichtelijk gemaakt door de metafoor van een ijsberg te gebruiken. Het topje van de ijsberg staat voor het gedrag van mensen. Het ligt boven de waterlijn en is dus zichtbaar voor anderen. Wat onder de waterlijn ligt, is niet direct zichtbaar. Het zijn de overtuigingen en mindsets, normen en waarden, eigenschappen en motieven van mensen. Hoewel niet direct zichtbaar, zijn dit hele belangrijke factoren. Ze bepalen namelijk hoe mensen zich gedragen.

Om het gedrag van iemand te begrijpen is het in veel gevallen waardevol om te onderzoeken wat er bij die persoon onder de waterlijn leeft. Wanneer je dat inzichtelijk hebt, zul je het gedrag van de ander beter snappen en interpreteren. Peter heeft gemerkt dat zijn collega Robert de laatste weken niet bij het werkoverleg aanwezig was. Hier ergert hij zich aan. Ze hebben namelijk de afspraak gemaakt om dat tijdstip vrij te houden en nu komt hij die afspraak niet na. Blijkbaar vindt hij het niet belangrijk genoeg, concludeert hij. Maar is dat zo? Kan Peter dat zeker weten? Peter heeft besloten om Robert feedback te geven op wat hem is opgevallen. Peter:
‘Robert, ik heb gemerkt dat je al drie keer niet bij het werkoverleg bent geweest, volgens mij vind je het niet belangrijk genoeg en daar baal ik van.’

Robert: ‘Wat vervelend dat je dat denkt. Ik heb een paar keer tijdens
werkoverleg besprekingen met een klant gepland. Hij kon alleen op die tijdstippen en ik wilde het wel door laten gaan, want we kunnen daar waarschijnlijk een groot project gaan uitvoeren. Sorry, ik ben helemaal vergeten om jullie dat te vertellen.’ De conclusie die Peter had getrokken over de motieven van Robert, klopte niet. Gelukkig heeft hij Robert op zijn gedrag aangesproken. Dit was een goede manier om inzicht te krijgen in de redenen van Robert om niet bij het overleg aanwezig te zijn. Als Peter niets tegen Robert had gezegd, was hij zich wellicht steeds meer gaan opwinden of was hij nog meer teleurgesteld geraakt in Robert. En dat allemaal omdat hij de verkeerde conclusies had getrokken. Robert had natuurlijk ook kunnen zeggen dat het werkoverleg voor hem wat minder belangrijk was en dat hij daarom niet bij het overleg was geweest de afgelopen tijd. De feedback was in dat geval een opening geweest om daarover te praten en wellicht hadden Peter en Robert oplossingen kunnen bedenken om hier verandering in te brengen. Ook in dit geval had de feedback wat opengelegd en daarmee wat opgeleverd. Feedback is dus een goede manier om het gedrag en functioneren van iemand bespreekbaar te maken en te onderzoeken waarom iemand doet wat hij doet. Het gedrag van iemand is de aanleiding voor feedback. Het gesprek dat daarop volgt, geeft vervolgens duidelijkheid over de redenen van dat gedrag. Door de duidelijkheid die dan ontstaat, is het mogelijk om oplossingen te bedenken om de samenwerking of bepaald gedrag te verbeteren. Peter en Robert zouden bijvoorbeeld kunnen afspreken dat Robert zich in het vervolg afmeldt voor het overleg en aangeeft waarom hij dat doet. Peter hoeft zich dan niet te ergeren en dat houdt de samenwerking prettig. Gedrag van anderen op de juiste manier interpreteren
Mensen zijn niet altijd goed in staat om gedrag op de juiste manier te interpreteren. Een van de oorzaken hebben we al beschreven: gedrag begrijpen we vaak pas echt als we ook de motieven van iemand kennen. Er is echter nog een oorzaak waarom we gedrag van anderen niet altijd juist interpreteren en die ligt in de manier waarop wij informatie verwerken. We zullen uitleggen wat we daarmee bedoelen.

Wanneer we met anderen samenwerken of communiceren, wisselen we continu informatie uit. Ieder mens wordt op die manier dagelijks blootgesteld aan veel informatie. Om dit allemaal goed te kunnen verwerken hebben onze hersenen programma’s en trucjes ontwikkeld. Van alles wat we meemaken, slaan we informatie op in ons langetermijngeheugen. Onderwerpen die bij elkaar horen, worden geclusterd. Deze clustering van informatie noemen we een schema. We hebben schema’s over alles waarmee we in ons leven te maken hebben. Een schema over autorijden bijvoorbeeld helpt ons omdat we zo weten wat we moeten doen op het moment dat we gaan autorijden. Wanneer we iets waarnemen of meemaken, worden de relevante schema’s geactiveerd en op die manier krijgen we vat op wat er op dat moment gebeurt. Schema’s worden gevormd door de ervaringen die je opdoet. Omdat mensen verschillende dingen meemaken, vormt ieder mens zijn eigen schema en neemt ieder mens dus een situatie op zijn eigen manier waar. Dat heeft tot gevolg dat twee mensen eenzelfde gebeurtenis heel anders kunnen interpreteren en zodoende ook heel anders reageren. Renate is samen met haar collega Joop uitgenodigd bij een klant om een presentatie te geven voor een gezelschap van vier man. Ze zijn net met hun verhaal begonnen als een van de mannen wegloopt. Renate denkt meteen dat de presentatie niet boeiend is. Vroeger, toen ze spreekbeurten moest geven op school, had ze daar ook al last van. Van het enthousiasme waarmee ze een minuut geleden nog haar verhaal deed, is weinig over. Joop heeft daar geen last van. Hij heeft ook gezien dat er iemand wegliep, maar ging ervan uit dat hij een belangrijk telefoontje moest aannemen. Dit gebeurt immers wel vaker tijdens een overleg. Aan zijn houding is dan ook niks veranderd. Omdat Renate tijdens haar leven andere ervaringen heeft opgedaan dan Joop, zijn haar schema’s ook anders. Hierdoor reageren zij zo verschillend op dezelfde situatie. Zoals gezegd helpen schema’s ons om de wereld om ons heen te begrijpen en vat te krijgen op een verscheidenheid aan prikkels uit de omgeving. Ze helpen ons om snel informatie te verwerken en te interpreteren. Voor een groot gedeelte van de situaties waarin we terechtkomen is dit effectief. Omdat schema’s echter vuistregels zijn die vaak, maar niet altijd gelden, zijn het dezelfde schema’s die ons wel 17

eens op het verkeerde been zetten. Er bestaat tenslotte altijd een risico dat we de verkeerde vuistregel toepassen op een situatie, waardoor de conclusies die we trekken niet helemaal overeenkomen met de werkelijkheid. Hieronder enkele voorbeelden van het toepassen van een vuistregel en bijbehorende risico’s. Stereotypering
Een stereotype is een schema over een sociale groep. Het kan zowel positief als negatief zijn. Stereotypes zijn simplificaties van de werkelijkheid. Bijvoorbeeld: een matroos is een man. Dat zal wellicht in veel gevallen waar zijn, maar er zijn ook vrouwen die matroos zijn. Op die manier kan een stereotype leiden tot een verkeerde conclusie. Daar staat tegenover dat het ook helpt om snel informatie te verwerken. Want als je iemand indeelt in een bepaalde categorie, wordt het makkelijker om op basis daarvan verdere informatie over die persoon te interpreteren. Dit gaat vaak, maar niet altijd, goed. Eerste indruk
Het blijkt dat mensen veel gewicht hangen aan de eerste indruk die ze van mensen krijgen. Het Halo-effect is daarvan een voorbeeld. Dit houdt in dat wanneer we in het begin iets positiefs opmerken aan een persoon, we geneigd zijn om daarna nog meer positieve kenmerken aan die persoon toe te schrijven. Omgekeerd werkt het ook. Dit wordt het Horn-effect genoemd. Dit betekent dat als we in het begin een negatieve indruk krijgen van iemand, we daarna met name negatieve kenmerken van die persoon zien. Het is vandaag de eerste werkdag van Yvonne. Zij wordt jouw directe collega op de afdeling klantenservice. Wanneer jullie kennismaken, is ze heel hartelijk en geïnteresseerd. Je krijgt een positieve indruk en bedenkt al dat Yvonne een hele goede aanwinst is voor de afdeling. Zij kan vast goed omgaan met klanten. Dit hoeft natuurlijk helemaal niet te kloppen. Naast het Halo- en Horn-effect bestaat er ook nog het Primacy-effect. Dit houdt in dat de eerste informatie die we over een persoon krijgen, meer invloed heeft op ons oordeel dan latere informatie. De eerste kenmerken kleuren als het ware de betekenis van de kenmerken die je daarna waarneemt. Het lijkt 18

er dus op dat onze aandacht verslapt als we eenmaal een globaal beeld van een ander hebben. Als de eerste indruk is gevormd, zul je in eerste instantie proberen om nieuwe informatie daarin in te passen. De volgende dag hoor je Yvonne kortaf tegen een klant zeggen: ‘Voordat ik u verder help met uw klacht, moet u eerst maar eens wat meer bewijs verzamelen.’ Je denkt bij jezelf: ‘Die Yvonne is best pittig. Ze blijft op haar strepen staan.’ Op deze manier pas je de gebeurtenis in in je schema: je interpreteert feitelijk klantonvriendelijk gedrag als iets positiefs, omdat het dan past bij je eerdere indruk van Yvonne. Persoonlijke norm
Ook het hanteren van een persoonlijke norm kleurt je waarnemingen. Je hebt tenslotte allerlei ideeën over wat goed is en wat fout. Door wie je bent en wat je hebt meegemaakt, heb je persoonlijke normen en waarden ontwikkeld. Je kijkt daardoor door een normatieve bril naar de wereld. De dingen die je meemaakt en ziet, leg je bijna automatisch langs je persoonlijke meetlat en op die manier krijg je vat op wat er gebeurt. Wat jij goed vindt, hoeft een ander echter niet goed te vinden. En wat jij normaal vindt, is voor een ander wellicht absurd. Dit maakt het voor ons extra moeilijk om gedrag van een ander te relativeren. Door onze schema’s en manier van informatie verwerken bestaat er dus een kans dat onze interpretaties over het gedrag van een ander onjuist zijn. Het is belangrijk om je daar bewust van te zijn, omdat het je ertoe zal aanzetten om niet te snel je conclusies te trekken en juist bespreekbaar te maken hoe het gedrag van een ander op je overkomt. Met feedback heb je een goede methode in handen om beter te begrijpen waarom iemand doet wat hij doet. Een methode die de risico’s op onjuiste aannames, incorrecte conclusies en te snelle interpretaties tot het minimum beperkt. Hierdoor is het mogelijk om eerlijk, respect vol en open het gesprek met een ander aan te gaan en toe te werken naar nog effectiever functioneren en samenwerken. Hoe je zo’n gesprek op een effectieve manier voert, komt in het volgende hoofdstuk aan bod. Daarin zullen we vier stappen bespreken die het mogelijk maken om op een effectieve manier feedback te geven. 19
